Situation: A CEO and her team manage a growing and profitable company. She is interested in what others have done to expand their market presence and penetration. In discussion, other CEOs have been curious about her company’s marketing capabilities, and how well her team knows their customer base. The essential question that they ask is “How well do you know your target audience?”

Advice from the CEOs:

  • Become a thought leader:
    • This is Inexpensive because the company is already a leader in its field.
    • Marketing through thought leadership allows the company to get its message out with fewer resources than push marketing efforts.
    • Thought leadership adds credibility and educates the customer.
  • Qualify the need and/or the perception of the need. If there is no need, there is no sale.
    • It’s perfectly acceptable to ask clients about their challenges and needs.
    • Ask them to measure the need on a 1-10 scale.
    • Ask the client to play out the scenario without an adequate solution.
    • Ask the prospect how they have worked with others offering similar services to your company’s and how did that go?
  • Ask your customers to help.
    • Develop a Customer Advisory Board to test a new product or concept – a “Blue Ribbon Panel”.
    • Write a paper together with them to highlight the findings.
  • Use common sense, but:
    • Set measurable goals and listen to enough people to get more directed feedback.
  • The company’s internal staff is also a target audience.
    • Integrate departmental cultures to assure that they don’t clash.
    • Conduct collaborative off-sites to encourage cooperation and support.
    • Create processes for all departments and staff.

How Do You Improve Communication and People Management Skills? Three Points

Situation: As his company grows and adds new employees, a CEO wants to improve his skills working with employees as well as managing time when employees come to him with suggestions or issues. Occasionally there is confusion between what is said and how his directions are interpreted. How do you improve communication and people management skills?

Advice from the CEOs:

  • How can one improve conversational skills when meeting others, breaking the ice and establishing a conversational relationship?
    • The easiest way is to ask benign questions. How was your weekend? How are you doing? Actively listen to what they say.
    • Remember their responses. Probe more deeply to prompt them to go into more detail. Show an interest in them. Most people love to talk about themselves and their experiences.
    • If they in return ask about you, give them a pleasant but brief response, and return with a question about them. This is like a tennis volley – keep on returning the ball.
    • The important point is to show an interest in others, and to improve the ability to recall what they have shared. Don’t cross personal boundary lines of what is “too personal.” Others will appreciate this attention and will warm to you.
  • If the concern is confirming understanding, start by repeating what you hear and confirm your understanding before responding.
  • Some individuals come into the office, plant themselves in a seat and just chat to waste time.
    • When one of these individuals comes into your office, stand to greet them with a smile and a friendly question of how you can help them. Do not sit down. Remain standing as long as they are in your office. This will naturally shorten the conversation and prevents them from “settling in.”
    • When you stand up, smile and greet them with a friendly question you are not putting them off. In fact, you are giving them more attention than they have received in the past. As a result, while preventing them from settling in, this is being done in a way that shows them respect.

How Do You Build an Effective Compensation Plan? Six Suggestions

Situation: A company hires and trains engineers from outside of their field. Their pay scale is typically below market for engineers in this field. Once the company trains them, these engineers are candidates for recruitment by other firms in the field that are considered premium employers. The CEO wants to address this situation. How do you build an effective compensation plan?

Advice from the CEOs:

  • In addition to compensation, a high-quality workplace and work experience are equally important.
  • Give the lead engineer or team compensation tied either to engineering charges or gross profit on successful projects. This can be a small percentage – but offers them a compensation upside that they are unlikely to find at another company.
  • Create a peer-recognition award like another company’s RAVE Award (Recognition, Achievement, Value, and Enthusiasm). On a regular basis – perhaps quarterly – the engineering team has the opportunity to select one of their members for this award. Components of the award may include a plaque, a free dinner or massage, or something that team members value. Ask them what they would like to see as rewards within the program.
  • A similar technique is a peer recognition box. Engineers nominate peers for recognition based on performance in a team project. At regular intervals, draw a name from the peer recognition box, with the winner receiving, for example, a gift certificate. The dollars are less important to the recipient than the recognition.
  • Focus on making the company “the place for talented engineers to work.” This can be as much a cultural situation as a place to make a great salary. The more that the company creates a fun and personally rewarding culture, the more it builds “stickiness” into the job. Ask the team for their input to shape the team and work environment.
  • Provide performance incentives for meeting quality objectives while exceeding time objectives. This beats existing cost estimates, so share some of the savings with the team working on the project.
  • Make special company celebrations a regular part of the company culture – for example, evenings out at premium restaurants and including spouses or significant others. By treating significant others well, the company creates a disincentive for the employee to leave.

Is Team vs. Individual Project Responsibility More Effective? Four Thoughts

Situation: In the past a company assigned R&D projects to individual employees who were responsible for shepherding the project through to completion, seeking input from others as necessary along the way. The CEO has instituted a new system built around teams of specialists. In this new system the team is responsible for the project, not just an individual. This leverages people to do more with fewer resources, seems to be increasing throughput rates, and may reduce the impact of the departure of a single individual. Is team vs. individual project responsibility more effective?

Advice from the CEOs:

  • This seems a positive move, particularly if the groups seem to be responding positively.
  • Factors that will help:
    • Assure that there are strong leaders within the individual teams; leaders who are sensitive to individual team member’s contributions and needs.
    • Try the following theme – there is no “I” in Team, but there is an “I” in Win. Individual contributions still play an important role and must continue to be recognized.
    • Be proactive and sensitive to difficulties arising within particular teams. Work actively to resolve these difficulties so that they do not harm the team.
  • Another CEO has successfully used teams in development projects. When it comes to bonus time, she assigns a lump total bonus pool to the team, and asks them to come up with the distribution scheme within the team, subject to management review. The review is to assure that nobody on the team takes advantage of the others.
  • Immerse yourself in the literature on team structure and dynamics, to understand both the benefits and pitfalls of team management. This will help the company move smoothly through the transition.

How Do You Train Others to Fill Your Shoes? Four Points

Situation: A CEO of a small but rapidly growing company needs to transfer her knowledge and experience to current employees and new hires. This includes project management, IT management and engineering. To support the company’s growth, she needs to focus on business development and closing sales to important clients. How do you train others to fill your shoes?

Advice of the CEOs:

  • Quash any skepticism associated with the release of control of areas that were previously overseen to grow the company to its current state.
    • Selected individuals with the capacity oversee these operations. As the working relationship develops trust will replace any existing skepticism about these individuals’ ability to take on these roles.
  • Focus on your strengths, not your weaknesses. Focus on team management.
    • Hire sales people who will be tolerant of the odds and ends of prospective client behavior. Focus on effectively managing the sales team.
    • Train them to bring the CEO into key points in the sales process where that input can assist – after they have completed initial client development and know that a potential client relationship exists.
  • From time to time, it will be necessary to refocus the efforts of others. What can be done to facilitate this?
    • Ask questions. Try to refocus the conversation.
    • Seek clarification of what is said – “Let me summarize what I heard” – then refocus the conversation.
    • Adjust perspective. When an individual starts to ramble, they may divulge important information without considering the implications. Make mental or written notes and look for opportunities. Their talking can become a gold mine of information.
    • Use the conversation to make a personal connection. People love others who will listen patiently to them and infer trust and connection from this.
  • As CEO, the job is to help others succeed. The result is the success of the whole enterprise.
    • Remember that there are different levels of sophistication. Adjust the mindset and exercise tolerance over these differences.
    • Focus on passions and strengths. Get others to assist in areas which are not your strengths, but which may be strengths for them.

What are Appropriate Social/Personal Interactions at Work? Three Points

Situation: A new CEO has been promoted from within the ranks of a small-to-medium sized company. He was told by the board that the promotion was based on exemplary performance and the feeling that he was ready for this responsibility. He’s been with the company for many years and has developed close relationships with co-workers. How will the promotion impact those relationships? What are appropriate social and personal interactions at work?

Advice from the CEOs:

  • Consider three cases:
    • Case 1 – Even though two individuals may be friends outside of work, they do not engage as “friends” at work. There is a different role structure at work.
    • Case 2 – Coaching of children as an example: though two individuals have a friendship or close relationship outside of work, for example frequently playing golf or another sport, favoritism should not be shown toward this individual at work. Preserve the veil of trust with the other employees.
    • Case 3 – A CEO often has lunch with employees, but no other social activity outside of work. This individual often expresses a personal interest in others’ families and their families, interests and hobbies. This person takes the time to show that he or she cares about employees.
  • Just as was the case between the new CEO and the prior CEO, there is a natural distance between any employee and those individuals who evaluate or review them. The evaluators or reviewers have a power over the employee that prevents them from approaching each other as true peers.
    • Because of this natural barrier, do not try for force social or personal interactions. The best that one can do is to make sure that the others know that the CEO cares about them, has their interests in mind, and shows an interest in their families, interests and hobbies.
    • It is important to take advantage of opportunities to demonstrate an interest in others.
  • The person who asked the question mentioned the success of the CFO in building relationships with others in the office. If invited, attend these same functions. Observe and learn from the CFO’s interactions with the others. Model the CFO’s interactions but add your own individuality to this modeling. Most of all, listen actively, and patiently allow the interactions to mature. Don’t force things.

How Do You Strike a Healthy Work/Life Balance? Three Points

Situation: A CEO fills nearly every minute of the day with activities. All these meaningful to him and the company, and he enjoys the contribution that he is making. However, he fears that he is beginning to burn out. Is burning the candle at both ends doing harm or creating the legend? How do you strike a healthy work/life balance?

Advice from the CEOs:

  • We are best at what makes us happy. We are the only individuals who can really monitor our activities, so we must set both our own priorities and the metrics.
  • The priority is a positive, healthy lifestyle. What may be getting in the way?
    • Getting enough sleep. Medical studies indicate that while some people can get along on 6 hours of sleep per night, most need 7-8. Those who get less than 6 hours on a regular basis are taxing their bodies as well as their psyches. Are you are not getting enough sleep to sustain your current level of activity? Is the recovery time from strenuous activity increasing? If so, your body is telling you something!
    • Quality time with significant others. Are you spending enough quality time with your spouse and children? On a regular basis, not on a once-per-week evening out. Is your family receiving the time and attention that they need, or are they sending signals that they need more? Given the importance of these relationships, not just now but looking out 10-20 years, perhaps it is necessary to reallocate proprieties.
  • Create monitors to assure that you are not over committing and that you are giving sufficient time to rest and your family. After all, this is a marathon. You don’t want to burn out in the first mile!

How Do You Continually Raise the Bar on Personal Performance? Five Points

Situation: A CEO is continually focusing on company performance to improve results and efficiency. At the same time, she wants to assure that she is always raising the bar on her own performance as an example to both management and employees. What advice do you have for this CEO? How do you continually raise the bar on personal performance?

Advice from the CEOs:

  • Take a lesson from Marcus Buckingham’s book – Now Discover Your Strengths. The Gallup Organization is a leader in social science research on performance. Rule #1 is to focus on improving and sharpening strengths, not on overcoming or improving areas that are not so strong.
    • Look for ways that your strengths complement each other and build on these combinations. This will naturally raise performance and will also bring greater satisfaction.
  • Build personal objectives that will help to sharpen your strengths.
  • Conversely, develop work-arounds for those areas which are not as strong. Look for talent among the others in the organization that address areas where you are not as strong.
    • Have them assist you in work pertaining to these areas.
    • They will enjoy this work because it complements their strengths, and the company will gain the results that are needed. It also allows them to excel in areas where they are the strongest.
  • Take time to reflect and to recharge your batteries. Check your direction and make sure that you are heading in a direction that compliments your long-term goals.
    • Make sure that you are focusing on the right priorities for YOU.
  • Find a mentor – in or outside of your industry. Someone with experience who can provide you with guidance and clarity as you address both day-to-day and long-term challenges.

How Do You Engage People in a New Offering? Eight Points

Situation: A founder has created a new social media offering. The concept is to attract individuals with complimentary interests and have them engage each other for mutual benefit as a better source of information and connections. Implied trust is an important component of these connections. How do you engage people in a new offering?

Advice from the CEOs:

  • People are willing to experiment with a new social media offering – in this case because they like to help others. It makes them feel good and they like the role of helping others.
  • People are always seeking good talent. If this does a better job helping them to find good talent, they will try it out.
  • Hiring managers prefer to pass on a resume of someone known to them because a bad referral could reflect badly on them. Strengthen this aspect of the offering through information gathered from participants.
  • A small pool is a negative. Broaden the pool to include those who are looking to step up their careers. Think of this as people-to-people direct hiring and use a social approach with broad appeal. This will increase the number of people willing to play.
  • Be the place where people can come to help others. Add additional tags – help to build confidence and get inspiration. Getting a job happens as a consequence.
  • The element of trust and relationship is important to many – 40% of early users of the current network express this. Assure that the value proposition is also attractive to the 60% who are not concerned about this.
  • The network will build on the energy from the emotional play.
  • Expand the options for how people can help. Investigate allowing trusted referral relationships within the system. Allow people to refer trusted people in their own networks. This can include people who “I would trust to refer good people.”
