How Do You Handle a Perfectionist in Your Company? Three Thoughts

Situation: A consulting company has an employee who is a perfectionist. They can bill clients for standard work to complete a project to client specifications; however, this employee wants to continue working unbillable time to perfect the work and considers this to be of research benefit to the company. The CEO wants to impress the individual that the company is a business, not a research organization, without discouraging the employee’s enthusiasm for the work. How have you handled perfectionists within your own organization?

Advice from the CEOs:

  • If the employee possesses skills which are important to the company’s strategic direction it makes sense to work with the individual. One option is to focus this employee on future development rather than current projects.
  • An increasing number of companies allow employees in development positions 10% to 20% of their time to pursue pure research. Both product and software companies leverage employee enthusiasm to build their products or services. At the same time, they create guidelines to assure that the remaining 80% to 90% of these individuals’ time is devoted to current business.
  • Why not allow the employee one day per week to focus on research, but limit the focus on pure research to this one day – as well as any evenings and weekends that they want to devote to this on their own time? This way the individual is encouraged to pursue their ambitions, but within a framework that clearly states that we want 80% of your work week to be devoted to billable work.

Situation: The CEO of a small company finds that whether he gives broad direction to employees or very specific instruction he gets the same result: they don’t seem to understand what he wants. He feels that they don’t have a sense of buy-in or urgency. What are best practices for effective delegation to improve results?

Advice from the CEOs:

  • You recently fired an employee for inconsistent performance but didn’t tell your staff. When you return to the office this afternoon, get the employees together and tell why the individual was fired. Let them know that this is part of a broader pattern that you see within the company and that if you see other cases of individuals not following through on their assigned responsibilities you will have to take additional action. Unless your employees understand that nonperformance has consequences, there will be no change.
  • In your operations, set subassembly goals and intermediate milestones coupled. Create and post a set of charts in the operations room so that employees have a regular visual reminder of how they are doing. Bring these charts to employee meetings and discuss how the company is doing. If deadlines aren’t being met, ask for input on how to improve performance. Celebrate successes with recognition for individuals or groups who demonstrate the ability to meet objectives.
  • Hire an operations manager with experience working with teams the size of yours. You want an individual who excels at motivating and getting results from people, and who has supervisory versus managerial experience. Think platoon leader – a person who excels at effectively running small teams.

Situation: While funding from banks and institutional sources has been challenging in recent years, growing companies need to fund their growth. How have you funded your company’s growth?

Advice from Hannah Kain:

  • We focus on frugality and prevent wWhile funding from banks and institutional sources has been challenging in recent years, growing companies need to fund their growth. How have you funded your company’s growthasteful spending. However we invest in tools that enable staff to purchase wisely and stay ahead of customer demands. We also collaborate with vendors to manage costs.
  • As a result, the last two years have not forced us to change how we fund growth. We are getting large contracts and work globally to solve customers’ logistics challenges. Our challenge has been moving from centralized distribution to strategically placed centers around the globe, increasing inventory costs and cash needs.
  • Where we have changed is in how we negotiate terms and credit with our customers. We manage vendor accounts payable to maximize cash flow while treating them as business partners. This requires close vendor communications to assure that everyone’s needs are met.
  • We have been cautious with our banks and seldom dip into credit lines. Managing vendor payments has been more effective.
  • Essential to vendor communications are open sharing of information and goal setting. We work to create a team atmosphere. This is similar to what we do in our offices. In our experience, instilling the right culture is far more powerful than financial incentives.
    • We share information through all-hands company meetings and regular updates so that everyone gets the full picture.
    • We also share information with our vendors so that each side is aware of the other’s needs.
    • We create an annual one-page business plan for the company, and parallel plans down to the supervisor level. Performance against plans is updated regularly to assure that we remain on top of situations.
  • We focus training on new tools. Our staff gets technology they need to be successful.
    • We generously provide technology to our employees, provided that they give a logical business rationale. This includes home computers, iPhones or Applets to help them do their jobs.
    • Similarly, when a vendor or customer asks for a service improvement or a new service with a good business rationale, we invest to support this.
  • These methods have allowed us to finance most of our growth internally.

Situation: A company has experienced rapid growth. This is creating stress for the staff and CEO, who finds it difficult to break away from the day to day to focus on strategy. Employees are not keeping pace with the evolving needs of the company and turnover has increased. What have you done to manage rapid growth?

Advice from the CEOs:

  • The first task is to improve forecasting of business growth, and the infrastructure needed to support this growth. This includes:
    • Regularly updating your sales and production forecasts.
    • Updating staff and training plans to meet growth forecasts.
    • Updating infrastructure and support plans.
    • Without these, the organization will whipsaw in response to market demands.
  • Take a critical look at your staff development plans and staff training.
    • Look at those areas that are most impacted by business growth. Determine whether you have the right managers and support in place.
    • Evaluate whether you have the right people and whether they have the skills to handle new demands of their positions.
  • Critically evaluate each now job that you take on. Assure that you have the staff and infrastructure to meet client demands.
    • Always assure that you deliver on your company’s integrity, reputation and core values.
  • In addition to addressing immediate needs, look at long-term plans strategically. Ask where you will be in 10 years. Articulate this vision in detail, and drive plans down through the organization. Make sure that everyone is on the same page, aligned with the same values, aiming at the same targets.
  • Also differentiate your vision from your mission:
    • You vision is a 10 year time frame, not one year.
    • Your mission is what you will be doing this year and in 5 years – the activities you will undertake to realize your longer term vision.
    • Fine tune your vision and mission and drive these through the organization. This will give you clarity on how you wish to do business and will help you to make hard choices as you handle rapid growth.

How Do You Focus on Positive Responses to Stress? Ten Techniques

Interview with Janis Pullen, Transformational Coach

Situation: When we encounter stress, like financial, economic or business stress, we may respond positively and proactively or negatively. Negative responses include drinking, smoking and comfort eating which can damage our health. How do you focus on positive responses to stress?

Advice from Janis Pullen:

  • It is important to understand that there are two aspects to stress management – the ontological or being side and the facilitative or doing side. These are different but related.
  • When people experience stress they seek comfort in activities that they associate with relaxation. This includes alcohol, tobacco and eating. These reactions are automatic, habitual and predictable and can lead to unhealthy consequences.
  • Ontological techniques to counter habitual, automatic reactions and to positively respond to stressors include:
    • Recreate our relationship to time. In the US we are deadline oriented and multitask. These increase stress.
    • Arrive at meetings 5 minutes early so that we give ourselves time to get settled instead of entering the meeting in a rush.
    • Plan time for nothing – even a 5-minute break with no pressure to “do” anything increases ease and relaxation.
    • Become more aware of our needs and what we have to do to meet them. Often we are not in tune with our needs and operate on top of them. The positive alternative is to slow down, notice more of what is within and around us, and have the courage to fulfill our real, deeper needs.
    • Take responsibility. When we blame external causes for situations, we give up power and control. The alternative is to be “at cause” rather than “at effect” to produce constructive results.
    • Realize you are not alone.  Employ assistance/guidance/mentorship to lighten your load.
  • On the facilitative side, these practices can alleviate or reduce stress:
    • Simply take a few deep breaths when we become aware of stress. This increases blood oxygen, helps us to relax and cools our reaction.
    • Exercise – even a short walk – does wonders for changing moods from negative to positive. Under stress, the body releases cortisol and adrenalin – the fight or flight hormones. Exercise increases endorphins, which help us to relax and reduces cortisol and adrenalin levels.
    • Consciously eat whole versus processed foods and drink more water to help our bodies to function more efficiently and to respond more effectively to stress. Berries and nuts are much healthier snacks than sugar or other simple carbohydrates.
    • Sufficient sleep is critical to effective physical and mental function. Alcohol impairs sleep by reducing deep sleep cycles so we do not wake up refreshed.
  • The effective solution to stress is to focus on our real needs and to replace destructive behavior patterns with constructive alternatives.

How Do You Resolve a Conflict Involving a New Employee? Four Considerations

Situation: A company has hired a new employee with excellent skills who reports to a Director. This person is a self starter who prefers little supervision. Friction is starting to develop between the new employee and the Director. How do you resolve this conflict?

Advice from the CEOs:

  • This person was hired for their talent. However a successful hire takes account of talent, but also role, cultural fit, organizational placement and the needs of the company.
    • For example, if this person is strong in operations but they are now in client services, is this the right role?
    • Similarly, if the culture of the office emphasizes teamwork, collaboration and support, is this the right culture for this individual?
  • Be cautious before tweaking the org chart to create a new role for this person..
    • Consider both your current staff and the new person. You may be creating additional conflict if your actions appear as favoritism.
    • The dominant factor is YOUR plan. If the employee is wrong, replace the employee.
  • If an employee can’t get along with others it is a difficult situation to repair.
  • When you meet with the employee what should be said?
    • First, don’t try to solve the situation before you have a clear strategy.
    • Question and listen. “You’ve been with us a short time, and I want to check in with you. What do you think of your role?” Let the employee talk, probe for clarification of what is said. Take note of what is said. Acknowledge any requests but indicate that you will put them under advisement.
    • Do the same in discussion with the Director.
    • The key is that you are in control. Look at your objectives, and where you fit resources best within the org chart. Once you have your plan, communicate it.

How Will You Care for Aging Parents? Four Considerations

Situation: Many executives in their 50s and 60s have parents in their 80s and 90s. When parents can no longer take care of themselves, there are important decisions to make regarding long-term care. What considerations are important to these decisions?

Advice:

  • The most important challenge is that we often don’t want to think about these decisions.
  • There are three legs of the stool when it comes to later life planning.
    • Regular life insurance for family and final arrangements.
    • Financial planning to assure that you will have the assets to provide for yourself in later life.
    • Long-term care insurance can expand alternatives and help defer the cost of later life care.
    • Also, an estate planning attorney can shield assets if Medicaid will cover the expense of later life care.
  • The aging population is rapidly changing the demographics of later life care provision.
    • In Santa Clara County, California 16% of the population is currently 60+. This will go up to 25% by 2040.
    • Baby Boomers who waited longer to have children may have small children and aging parents at the same time. If a family member currently cares for elders, what will happen if they return to the workforce?
    • Medicare and Medicaid cover hospital and skilled nursing, but not assisted living. Long-term care insurance is important for those in their 50s and 60s and is less expensive if purchased earlier.
  • Needs and alternatives are changing as the generations change.
    • In contrast to their parents, Baby Boomers are more open to late stage options. They look for amenities and social environments that will enable them to stay active.
    • The village concept is gaining momentum – communities of like-minded seniors who will move into a community, often at a younger age than earlier generations.
    • Current elders are healthier than Boomers, and even more so than younger generations due to better diet and exercise habits. This has implications for both the care needs and options available to the younger generations as they age.
    • Technology will come into play in new ways. Current products assist in tracking and dispensing medications. There are also fall-alert devices and nanny cams to monitor parents in case of emergencies. Many more will be developed.

Are Negative Incentives Effective? Four Perspectives

Situation: A company has been struggling to meet objectives. Financials aren’t completed on schedule, limiting the ability of the CEO to manage by the numbers. Milestones are behind schedule. The CEO was advised to consider stringent measures, including financial penalties, to force compliance to performance goals. In your experience, are negative incentives effective?

Advice from the CEOs:

  • There are at least three potential roots of this problem. Have your hired people who lack the skills to perform their functions? Is there a clear plan and set of priorities in place? Or are you as the CEO being consistent in your demands of the team? You need all three to meet your objectives.
  • Be sure to set SMART objectives: specific, measurable, achievable, realistic and time-bound. In addition, make sure that everyone understands how their performance impacts not only the plans of the company, but their salary and benefits as an employee. Be sure that everyone has the resources to complete what is expected of them.
  • Be careful if you are considering financial penalties, and negative incentives.
    • Many studies have shown that positive reinforcement is more effective than negative reinforcement.
    • If an employee is chronically behind on deliverables, ask what is happening and why they are not getting the job done.
    • If the response is not satisfactory, and performance doesn’t improve, you are better off terminating the employee than using negative incentives.
  • Often the question is not one of motivation but one of focus. Focus has to start at the top, and has to be maintained through departmental and team leadership. Make sure that there is proper training in setting and monitoring achievement of objectives throughout your leadership team. It helps if everyone clearly understands what the company is trying to achieve.

How Do You Take a Guilt-Free Vacation? Seven Suggestions

Situation: A CEO has not taken a vacation for years due to focus on the company. He knows that he needs a vacation and wants to take one. However, he feels guilty taking time off. How do you take a guilt-free vacation?

Advice from the CEOs:

  • For your general health, you need to take time off to refresh and recharge!
  • Think of the vacation as your CEO Test – have you created a team that can perform in your absence?
    • You may be amazed at the initiative that some will take given the freedom to do so. As a corollary, initiative is accompanied by risk and your employees may make some bad choices. Be patient. Congratulate them for taking initiative and coach to improve choices.
    • Stay out of touch. Don’t call in daily and see what happens. If and when you do call in, don’t solve challenges that come up – let your people solve the challenges. Keep a few notes. On your return see where you need to adjust procedures to allow employees to make independent decisions.
    • More than one CEO has found that taking 3-4 week vacations each year has had very positive results. The company actually performs more efficiently and with more energy upon their return than it did when they left!
  • To ensure that you take a vacation, schedule it in advance. Let everyone know that you are going to take it and Just Do It!
  • If you can’t take the time to plan a vacation, have your spouse or a loved one plan the vacation.
  • If you need to feel in touch during your vacation, take your laptop. You may never even use it, but it will be there as a security blanket. Once you are on vacation, let family and personal priorities rightly take precedence over your need to stay in touch.

How Can Business Contribute to the Future of Technology Education?

Situation: A critical component for the future of technology in the US is a workforce trained in math and the sciences. In Santa Clara County, California – the heart of Silicon Valley – only 49% of high school students complete University of California/CSU qualifying courses, and only 26% of Hispanic students. How can private industry contribute to the improvement of education and the training of future workers?

Advice from Muhammed Chaudhry:

  • Silicon Valley Education Foundation’s objective is to make Silicon Valley the number one region in California in student readiness for college and careers. It has been shown that the top predictor of college success is the completion of Algebra II in high school.  Our primary program – Stepping Up to Algebra – focuses on students and teachers to increase the number of students who are ready for Algebra I in 8th Grade. To date 2,500 kids have gone through our program.
  • We actively encourage private industry to get involved in our programs and to invest in solutions that work. We call this involvement Work, Wealth and Wisdom.
  • Let’s talk about Work:
    • Our aim is for every business person to make it a priority to invest time in public education. This takes an investment – we ask for a consistent investment of 4-5 days a year.
  • Next is Wealth:
    • We encourage every business person to sign up to our Sustainer Program. The commitment is modest – only $5 per month to support our activities.
    • We encourage corporations to Adopt a Classroom for $10,000.
  • Finally we have Wisdom:
    • We encourage business people to get involved. We need help designing technology products that enhance learning and in formulating a blended learning approach.
    • We need to improve the enabling of technology in our schools to improve individualized learning to maximize the potential of each student.
    • We need support and involvement in policy work by contributing business thinking. Education has lessons to learn from business.
    • There is room for innovators who are interested in social benefit and long-term investment with profit as a secondary consideration.
