How Do You Deal with a CAVE Person? Four Options

Situation: A CEO has an employee who is very talented as an individual contributor but is destructive in a team atmosphere. The CEO wants to give this individual the opportunity to succeed and contribute, but simultaneously wants to limit the negative impact on other employees. In colloquial terms, this individual is a CAVE Person (Citizens Against Virtually Everything).  How do you deal with a CAVE person?

Advice from the CEOs:

  • Limit this individual’s focus to his strengths. Work with his manager to facilitate this.
    • Let him focus and crank out work as an individual contributor.
    • Don’t require this individual to participate in group meetings. Approach this by asking if he likes meetings. The likely answer is no. Follow-up by asking whether he’d prefer to focus his time in areas where he can contribute the most.
    • Be sure to compliment him on his work when this is deserved.
  • For the last three years we’ve learned the utility and limits of remote work. Consider remote work as an option for this individual. Work out a schedule of individual one-on-ones with his manager via Zoom to assure that he has what he needs to fulfill his role.
  • Drive the department to company’s and the manager’s attitude – not his.
    • If he is having a bad day, keep up a good attitude without allowing his attitude to bring the team down.
  • Realize that it may not be possible to fix this individual’s attitude or save his position.
    • Make every attempt to find an appropriate niche for this person in the company.
    • Document the efforts and accommodations made.
    • Have his manager write him up when he is destructive to the team.
    • Be prepared if, at the end of the day, it’s necessary to let him go. It may be the best thing for both him and the team.
    • Another member shared her experience with a CAVE person at a previous company. They made every attempt to accommodate the individual, but documented as they proceeded. When they finally let the person go, everybody’s productivity increased because the distraction was no longer present.

What’s the Optimum Business Strategy: Going Broader or Deeper? Five Points

Situation: A CEO wants to expand her company’s business base, either by diversifying its client base, or by going deeper into current clients. What are some of the key questions that should be considered as they evaluate these two alternatives? What’s the optimum business strategy – going broader or deeper?

Advice of the Forum:

  • If the company diversifies, what will be the perception of current clients?
    • Will they see this as more or less beneficial to their interests?
  • What are the most important objectives – what is leadership trying to achieve? Does the response to this question weigh in favor or one or the other alternative?
  • Analyze the available markets, as well as the company’s current share of the existing market. Is the company the dominant player in its market or is there still ample growth opportunity by investing in deeper penetration of the existing market?
  • Are there important vulnerabilities regarding the current client base? Is the company too dependent on a small number of customers? What will happen if key customers decide to choose another vendor or to develop internal resources to meet their needs?
  • For the option to go deeper into the current client base, what is the resource match between the objective and current resources?
    • Do current employees have the appropriate competencies?
    • What is the available time and dollars to pursue the market?
    • What is the ROI target and what are the risks?
    • Does the company have the right infrastructure to pursue the market, or will it require developing additional infrastructure? What is the cost of development in time, money and resources?
    • It is an area in which the company can excel, and does it align with the passion and drive of the current business focus?

How Many Direct Reports is Too Many? Five Thoughts

Situation: A young company has been growing rapidly but hasn’t been growing its infrastructure to support its growth. The CEO now has fifteen direct reports. Things are getting hectic and the CEO wonders whether it’s time to make a change. How many direct reports is too many?

Advice from the CEOs:

  • It is generally accepted that the largest number of direct reports that an individual can successfully manage is ten. Beyond this and even at this number, if the reports require significant supervision it is difficult to meet the needs of the individuals and to effectively direct their multiple activities.
  • The maximum number of individuals that you can manage depends upon what you are managing.
    • If the individuals are very independent, then perhaps ten can be managed.
    • If the individuals require any significant levels of supervision and/or training, the number goes down rapidly.
  • This is both a challenge and an opportunity. The challenge is determining the right number of reports for the CEO to manage. The benefit is the opportunity to start building a management team.
  • The benefit will be that by adding managers reporting to the CEO, there is the opportunity to train individuals who can take on additional managerial responsibilities in the future. As the company continues to expand this will become critical to future growth.
  • Another benefit is the ability to divide responsibilities among the teams.
    • For example, one team becomes the sales team, a second the Client Services team, and a third becomes the back-office operations team.
    • As the company expands, there is the opportunity to add additional subgroups to the sales and client service teams. simultaneously serviced by the existing back-office operations team.

What are Appropriate Social Interactions at Work? Three Thoughts

Situation: A first-time CEO is curious about the experience of others regarding social or personal interactions with employees at work. At previous companies, outside of company picnics or similar events there was little interaction between top staff and employees. Do others observe similar practices? What are appropriate guidelines for social interactions at work?

Advice from the CEOs:

  • Consider the following cases:
    • Case 1 – even though individuals may be friends outside of work, they often do not engage as “friends” at work. There is a different role structure at work.
    • Case 2 – if, based on history, a CEO and employee have had a close relationship outside of work, the CEO should not show favoritism toward this individual at work. It is important to preserve a veil of trust with the other employees; apparent favoritism will disrupt this.
    • Case 3 – a CEO may have lunch with employees, to build relationships and keep tabs on the company atmosphere, but other social activity outside of work should be handled cautiously.
  • There is a natural distance between any employee and those individuals who evaluate or review them or decide on promotions. The individuals have a power over the employee that prevents them from approaching each other as true peers.
    • Because of this natural barrier, it is inappropriate to force social or personal interactions. The best option is to make sure that the employees know that the boss cares about them, has their interests in mind, and shows an interest in them and their families.
    • It is important to take advantage of opportunities to demonstrate to employees that the CEO is interested in them.
  • The situation is different between managers and their teams. Teams function on the basis of relationships and trust. If the CEO is invited, it is appropriate to attend team or department functions. Observe and learn from these interactions with the others. Most of all, listen actively, and patiently allow the interactions to mature. Don’t force things.

How Do You Reduce Interruptions in the Office? Three Points

Situation: A CEO of a small company finds it difficult to focus of company strategy and direction because on continuous interruptions to handle customer and company issues. Frequent phone calls and employees coming in to ask for guidance or to talk about issues make it difficult to focus on plans for the future. How do you reduce interruptions in the office?

Advice from the CEOs:

  • The company has grown to the point that it is time to build a management structure to facilitate decision-making. It’s time to delegate.
    • Identify promising individuals within the company who have the capacity to take on management responsibility. Provide them with the training to assume managerial roles and to handle direct reports.
    • If the talent is lacking in some areas, hire managers to oversee these areas.
  • The phone is the #1 problem – interruptions to deal with customer issues.
    • Hire an assistant to manage incoming calls and to transfer these calls to the appropriate department.
    • Learn to say no. For example, if an opportunity requires the CEO to be off-site to evaluate and estimate a project, that individual could not answer the phone in the office. Similarly, it is necessary to carve out concentrated time for strategic and critical tasks when in the office.
    • Explain to the team the challenge, and the benefits of spending uninterrupted time each day working on strategic direction. These benefits include additional growth and opportunity for both the company and employees.
    • Establish an official time – during regular hours – that the CEO is not available to respond to calls or other immediate needs. During these times, have an assistant direct these requests to the appropriate department or schedule time later in the day to handle an issue.
  • Any executive in a Fortune 500 company plans time for planning and other essential work when they cannot be interrupted. Working without interruptions is essential to efficient, high-quality work.

How Do You Evaluate Management Team Performance? Four Points

Situation: As the end of the year approaches, a CEO is evaluating management performance over the year. An area of focus during the year have been evaluating new business opportunities and the impact of these on the company. The CEO has been uncomfortable with disagreements between departments which have slowed opportunity evaluations. How do you evaluate management team performance?

Advice from the CEOs:

  • Breaking down issues of concern, there are two areas of focus.
    • Problems that should have been resolved by two people have required a referee (the CEO) to mediate the solution because the two parties could not work things out themselves.
    • Individuals who are otherwise highly skilled have become overly sensitive about minor issues that have prevented them from developing their own solutions
  • The most important step is to have the management team agree on a protocol for dealing with new business opportunities and the impact of new sales opportunities on development and support. A protocol will help to avoid the two issues of concern that have been identified.
    • Direct the team to come up with a protocol that they all agree to, subject to CEO review.
    • Once it is finalized, announce it with great fanfare as the new process that will guide the company. Make it mandatory.
    • Support this process with daily (short – 10-15 minute) or weekly (longer but 1 hour or less) team meetings to anticipate and remove blocks to execution.
  • Tension between sales, service and engineering are natural and healthy. This is because each is driven by different priorities, all of which are necessary to serve the customer.
    • Resolution of this tension requires a turnkey handoff protocol, involving checklists and flow charts.
    • The best protocols are not imposed on people but are developed by the people involved. This gives them ownership, and a stake in implementing and maintaining the protocol.
  • If, despite everyone’s best efforts there is ongoing dysfunction, it may be necessary to replace difficult people. As challenging as this seems, those who report to difficult top managers likely experience similar difficulties with them. Organizations often respond with relief after leadership eliminates a difficult manager.

How Do You Create a Succession Plan? Three Points

Situation: A CEO, planning for his future, wants to create a succession plan. Done correctly, this should also promote the growth of the company until it is time for him to retire. The challenge is that the company is highly decentralized, and a clear successor has yet to be identified. How do you create a succession plan?

Advice from the CEOs:

  • Tie succession planning to growth. This will benefit the company whether the CEO’s retirement is in the planning horizon or the more distant future.
    • Consider geographic transfers to provide growth opportunity for key managers and to proliferate the success of highly successful regions into less successful regions.
    • Develop a leadership generation engine. Consider GE as a model for this as noted in Jim Collins’s books Good to Great and its predecessor, Built to Last. GE’s success is a model for building long-lasting value substantially beyond the current value of the company.
    • Create a vision of what the company could be and the organization chart to fulfill this vision. This will guide and support the two points, above.
  • As new talent is acquired, conduct this with an eye to growth.
    • As the company identifies and hires top prospects, conduct the hiring process to fill the organization chart of the future company that is envisioned.
    • Look at outside hires for growth positions to complement home grown talent.
    • If business or company acquisitions are being considered, be aware that the leadership of the acquired business or company and its top talent may depart. Include retention clauses and incentives in any acquisition contract.
  • This effort must be approached as a long-term development process – it does not happen through quick-fixes but through a commitment to excellence in acquiring and developing talent.

How Do You Recruit and Retain the Best People? Three Suggestions

Situation: A company is losing employees. Not the top ones, but the 2nd level. It’s not a manner of money but other reasons. Some don’t like the developing culture of accountability. Others are younger high potential employees who have performed well but have left for unexplained reasons. How do you recruit and retain the best people?

Advice from the CEOs:

  • It’s important to learn why they are leaving.
    • It may be a millennial phenomenon – this group may regard work as a transitory necessity.
    • Determine whether it because of accountability or other reasons.
      • Could they be unhappy with the level of growth opportunity?
      • Previous generations were used to moving to move up – are the younger employees less prone to do this?
    • Could younger workers see work as a job, whereas previous generations saw work as their livelihood – as their life.
  • What options could be tried?
    • Set up a hiring plan – over-hire to assure availability of talent – 15 people in the next 3 months.
    • During the hiring process employ a focused interview diagnostic to identify the key factors that will boost in employee retention.
  • One CEO has suggested an approach:
    • Start with a volunteer employee focus group that holds a series of meetings over lunch.
    • Use company channels to ask for volunteers.
    • Allow the group to relax and open-up over time. Then begin to drill down to the real issues, including legacy issues.
    • Use feedback from the focus group meetings to design a survey to establish metrics, validate the findings of the focus group, and establish benchmarks for long-term attitude monitoring.

How Do You Plan for a Leadership Transition? Four Points

Situation: A CEO is planning a transition to the next phase of his life. This will include resigning as CEO and preparing  the company for this transition. What are the important steps for the transition, and what can he do to best prepare the company for the change? How do you plan for a leadership transition? 

Advice from the CEOs:

  • Prepare a transition plan for the board and set up a meeting to discuss the plan.
    • If the CEO is not the Board Chair, then a preliminary step is a conversation with the Chair about the CEOs plans, timing, and an update on short and long-term issues which must be addressed.
    • Given that the CEO will be leaving, the Board Chair’s responsibilities will include overseeing the transition. Prepare the transition plan with this in mind.
  • By solving the problem of transition for the Board, their task is eased, and opportunities for future relationships and alternatives are created.
    • Update the business plan for the company, including a SWOT analysis.
    • Line up search firms in advance who can assist in finding a replacement if internal candidates are not available.
    • The proper attitude is “my job is to make your job easier.”
  • As to the timing of the transition, 3 months is short notice. If personal needs dictate a transition in this timeframe, develop options to facilitate the transition and offer these as an alternative.
  • If the CEO’s career options for the future include consulting, the company can become an early client.

How Do You Quickly Shift Your Marketing Position? Five Points

Situation: A company wants to shift their marketing position quickly and effectively toward a new focus. The new focus is the result of breakthroughs that they have developed that have opened new product and service opportunities. How do you quickly shift your marketing position?

Advice from the CEOs:

  • Hire a strategic marketing consultant to help analyze the market, identify unmet needs and unaddressed segments of the market where the company can establish a strategic advantage.
  • Pick an area where the company is known or can be known as the best. Create differentiation by specializing in this segment.
  • Add both sales and marketing positions to guide the refocus.
    • Marketing is more than just collateral. It is strategic positioning, understanding changing customer needs, and thinking creatively about how to leverage those needs and the company’s capabilities to maximum advantage to support the sales efforts.
    • A good marketing platform provides salespeople the structure within which to operate.
    • How do you find good candidates? Talk to editors and publishers of trade journals. They know marketing contacts and who is good.
  • As the company shifts the model, look for ways to reduce utilization and down-time for engineers and other staff.
    • Maximize the value of this down time.
    • Develop case studies or materials to support the sales effort.
    • Create new concepts or capabilities to add to the offering.
  • Several other CEOs noted that with the quality of the projects that the company has completed for current clients, the company already has both the capabilities and proof of delivery that many sales and marketing people would love to have. Use these as assets and leverage them.
