How Do You Boost Financial Understanding Within the Team? Five Points

Situation: A CEO is concerned that her team doesn’t appreciate the financial implication of their decisions on the company. This applies to both day-to-day decisions and strategic decisions that team leaders make. What can be done to better connect them and their decisions to the bottom line? How do you boost financial understanding within the team?
Advice from the CEOs:
• Go down the management levels from top to bottom and take the time to explain, in understandable terms, the company’s financial objectives, why they are important, how these are measured, how managers’ day to day decisions impact company performance, and the financial consequences of those decisions.
• Give employees a stake in company performance! For some this may be an ownership stake, for others it could be linking financial performance to their compensation and promotion track.
• The objective is for everyone to view the company as “ours”. This is a critical culture shift from the usual view in terms of “me vs. them”
• Work with the team to establish understandable and trackable formulas for profitable performance.
• Establish meaningful rewards for meeting the company’s plan and financial targets. When employees see a direct link between company financial performance and their paychecks they will pay attention.

Why Do We Keep Trying to Grow? Three Thoughts

Situation: A CEO is looking at the strategic plan of her company. They are planning for growth but a question arises – what is the balance between work for the sake of the work and work for the reward that it brings? What are the thoughts of the other CEOs around the table? Why do we keep trying to grow?
Advice from the CEOs:
• Step back and ask – what do I seek? Do the same with the members of the leadership team – what do we seek?
• Define what you want and what enough is. There is always the question of whether when reaching the goal will it be enough? Work with your team to discuss and seek a consensus on what their objectives are both for themselves and the company. You may be surprised at what this discussion yields. Two books may help you to deal with this question: The Gap by Dan Sullivan which deals with growth, motivation and satisfaction and Small Giants by Bo Burlingame of Inc Magazine which tells the story of a number of companies that decided that growth is defined by the impact that they have on their employees and communities as opposed to growth in revenue or profits.
• Repeat this discussion with the team at least annually. Expectations develop and change over time. An annual review of plans and opportunities empowers the team to make interesting and valuable contributions.

How Do You Frame a Make Versus Buy Decision? Two Thoughts

Situation: A CEO is facing a decision whether to make or buy key technology frequently used by the company. What have others done when faced by similar decisions? What are the most important factors that impacted those decisions? How do you frame a make versus buy decision?

Advice from the CEOs:

  • In considering either option evaluate the opportunity by asking whether the technology:
    • Complements the company’s core strategic focus – the company’s “Main Thing” – what you are passionate about, what drives your key economic denominator, and what can you be best at in your market.
    • Supports the key economic denominator – the single factor that has the greatest impact on the company’s profitability and growth.
    • Complements the best use of the company’s critical resources.
    • Protects the company’s process secrets.
    • Feeds your passion as CEO.
  • In evaluating a buy decision look at the strengths of the people who come along with the opportunity.
    • Do they complement the company’s strengths or not?
    • Will they fit the company’s ecology and culture?

How Do You Make the Most of People, Processes and Technology? Four Points

Situation: A CEO wants to improve efficiency and use of people, processes and technology. What have others learned from their experience? How do you make the most of people, processes and technology?

Advice from the CEOs:

  • One CEO gained new insights on the importance of details within the decision making process. She learned that details have had a much greater impact on the outcome of the decision process than her company had previously appreciated.
  • Cost reductions may cost more than they save. If the longer-term vision for the company isn’t considered a company may make short-term decisions that actually cost more in the long-term.
  • Difficult times equal opportunity. The key is keeping your head together and approaching challenges objectively, with an eye to long-term consequences of the choices made.
  • Always maintain balance in both choices, decisions and execution. There will be surprises along the path. Open eyes and balanced consideration will help to address these surprises constructively.

How Do You Navigate Communication Style Differences? Four Points

Situation: A CEO seeks advice on how other CEOs work with employees who have significantly different styles of communication. He suspects that this is a source of conflict between employees and wants to reduce that conflict. How do you encourage employees to be more open and receptive to other employees? How do you navigate communication style differences?

Advice from the CEOs:

  • Conduct regular personnel reviews. In reviews work with the individual to develop personal growth plans in addition to professional development objectives.
    • It may be necessary to create enough stress in an interview situation to prompt the real personality to show.
    • Recognize that sometimes an employee who meets professional goals can still be a poor fit for the team. This can impact other, productive team members. Don’t be afraid to fire a bad hire.
  • How much can you expect to mold another person’s communication style?
    • There must be personal motivation to change – the impetus must come from within.
    • To prompt the conversation acknowledge that something isn’t working – or isn’t as effective as expected.
    • Communicate to the individual that the consequences of not changing are potentially worse than the effort to change.
  • Breed adaptive communication skills throughout the organization.
    • Use an assessment tool to start the conversation and align tasks.
    • In dealing with an individual who is confrontational, probe to determine what is motivating the individual’s question or position on an issue. Does the individual genuinely need additional information or are they using a wall of questions as a roadblock to moving on?
    • Work with the individual to organize their answers or input into a plan.
  • Communicate values and goals as they pertain to individual contribution and appreciate the impact of different departments’ actions on each other.
    • Be flexible – some people need more definition and reinforcement than others.
    • Understand that changes and transitions in the company’s focus can shift roles.
    • Review each individual’s role periodically to insure that it fits the company vision. This can increase the individual’s understanding of how they are contributing to moving the company forward.

How Do You Best Use Cash Flow Statements? Five Points

Situation: A CEO is familiar with and regularly uses income statements and balance sheets in financial discussions and planning. However, cash flow statements present more challenges, particularly when comparing cash flow over time. A second question is whether cash flow statements are more important to C versus S corporations. How do you best use cash flow statements?

Advice from the CEOs:

  • Most companies use the P&L and Balance Sheet to “stay on top” of the business on a short-term basis. However, these statements do not provide detailed insight into where cash is coming from and where it goes.
  • The cash flow statement represents a tracking tool to highlight trends and make projections about important changes in financial flows. All three financial statements are used to plan and monitor performance against the company’s financial targets. However, the cash flow statement is the most meaningful of the three, regardless of business size.
  • If 1/3 of a company’s expenditures is fixed cost how does this impact planning?
    • Carefully watch changes in volume over time and the impact on cash flow before deciding to expand.
    • When deciding whether to commit new resources it may be wiser to allow finances to be stretched for a while or even to turn down some marginal business opportunities before committing to a new layer of expenses.
  • The cash flow statement is not really affected by the corporate structure, since its three areas of focus – operations, investment, and financing – are common to all three.
  • Business is getting more complex. It really pays to understand the key elements that drive the business, and their impact on cash.

How Do You Balance Scalable Growth with Quality Service? Five Thoughts

Situation: A CEO wants to determine whether and to what extent his company’s service model is scalable. He wants to determine whether it is possible to add additional clients by adjusting the ratio of clients to staff. The tricky part is determining whether the company can increase the client to staff ratio while minimizing the impact on client service. This is critical because client service is the company’s “secret sauce”. How do you balance scalable growth with quality service?

  • Start by profiling the current client base from high to low maintenance. For example, set up a grid with axes of sophistication and frequency of desired contact as follows:
    • A – unsophisticated and desire frequent contact
    • B – sophisticated and desire frequent contact
    • C – unsophisticated and desire infrequent contact
    • D – sophisticated and desire infrequent contact
  • Analyze the client base and assign each current or new client to category A, B, C or D.
  • Distribute client relationships so that no member of the team has too many A’s. This may make it possible to assign more clients to each staff member.
  • Also consider matching staff to client type. Some staff may be better working with unsophisticated clients, while others are more adept with sophisticated clients.
  • As this model is developed and built, try different alternatives for matching staff to clients. This can help to identify additional alternatives for achieving the company’s objective.

What are the Consequences of Not Meeting Goals? Four Points

Situation: A company recently established a weekly objectives program. Weekly objectives are set on Monday, with reminders to complete objectives for the week sent by email on Thursday. However, some team members are failing to meet goals for the previous week and want to roll over previous week’s unmet objectives to the new week. Should there be consequences for failing to meet stated objectives? If so, what is the best method to phase these in? What are the consequences of not meeting goals?

Advice from the CEOs:

  • Track which objectives are being met and which are not. Measure the impact of not meeting objectives on original timelines. Assess the depth of the problem.
  • Watch the process for four weeks. At the weekly meeting following the end of the four weeks, discuss the process as a team.
    • What’s working and what is not?
    • Are realistic objectives being set?
    • If objectives are not being met, is there something that regularly interferes with objective completion?
    • Are monthly or quarterly objectives at risk as a result?
    • Reset and reestablish expectations for the following four weeks as a team. Raise the bar for compliance, as a team, as you mature the process.
  • If any team member shows signs of chronic difficulty meeting weekly objectives, meet 1-on-1 to assess the situation and reset expectations.
  • Discussion builds team support of the process and adds a layer of peer-pressure to prompt individuals to improve their consistency in meeting weekly objectives.

Is Team vs. Individual Project Responsibility More Effective? Four Thoughts

Situation: In the past a company assigned R&D projects to individual employees who were responsible for shepherding the project through to completion, seeking input from others as necessary along the way. The CEO has instituted a new system built around teams of specialists. In this new system the team is responsible for the project, not just an individual. This leverages people to do more with fewer resources, seems to be increasing throughput rates, and may reduce the impact of the departure of a single individual. Is team vs. individual project responsibility more effective?

Advice from the CEOs:

  • This seems a positive move, particularly if the groups seem to be responding positively.
  • Factors that will help:
    • Assure that there are strong leaders within the individual teams; leaders who are sensitive to individual team member’s contributions and needs.
    • Try the following theme – there is no “I” in Team, but there is an “I” in Win. Individual contributions still play an important role and must continue to be recognized.
    • Be proactive and sensitive to difficulties arising within particular teams. Work actively to resolve these difficulties so that they do not harm the team.
  • Another CEO has successfully used teams in development projects. When it comes to bonus time, she assigns a lump total bonus pool to the team, and asks them to come up with the distribution scheme within the team, subject to management review. The review is to assure that nobody on the team takes advantage of the others.
  • Immerse yourself in the literature on team structure and dynamics, to understand both the benefits and pitfalls of team management. This will help the company move smoothly through the transition.

How Do You Deal with a CAVE Person? Four Options

Situation: A CEO has an employee who is very talented as an individual contributor but is destructive in a team atmosphere. The CEO wants to give this individual the opportunity to succeed and contribute, but simultaneously wants to limit the negative impact on other employees. In colloquial terms, this individual is a CAVE Person (Citizens Against Virtually Everything).  How do you deal with a CAVE person?

Advice from the CEOs:

  • Limit this individual’s focus to his strengths. Work with his manager to facilitate this.
    • Let him focus and crank out work as an individual contributor.
    • Don’t require this individual to participate in group meetings. Approach this by asking if he likes meetings. The likely answer is no. Follow-up by asking whether he’d prefer to focus his time in areas where he can contribute the most.
    • Be sure to compliment him on his work when this is deserved.
  • For the last three years we’ve learned the utility and limits of remote work. Consider remote work as an option for this individual. Work out a schedule of individual one-on-ones with his manager via Zoom to assure that he has what he needs to fulfill his role.
  • Drive the department to company’s and the manager’s attitude – not his.
    • If he is having a bad day, keep up a good attitude without allowing his attitude to bring the team down.
  • Realize that it may not be possible to fix this individual’s attitude or save his position.
    • Make every attempt to find an appropriate niche for this person in the company.
    • Document the efforts and accommodations made.
    • Have his manager write him up when he is destructive to the team.
    • Be prepared if, at the end of the day, it’s necessary to let him go. It may be the best thing for both him and the team.
    • Another member shared her experience with a CAVE person at a previous company. They made every attempt to accommodate the individual, but documented as they proceeded. When they finally let the person go, everybody’s productivity increased because the distraction was no longer present.
