How Do You Obtain Competitive Intelligence Ethically? Six Points

Situation: A CEO is concerned that many of the ways that her company might gain competitive intelligence could compromise the ethics and values that she has worked to instill in the company. What legal and ethical methods have others used to gain competitive intelligence? How do you obtain competitive intelligence ethically?

Advice from the CEOs:

  • It’s critical not to use methods that compromise the company’s legal position. Using spies or spy devices fit into the category of both illegal and unwise methods to obtain intelligence.
  • Do not misrepresent the company, or have employees misrepresent themselves to competitors in order to obtain competitive information.
  • Do not talk about prices directly with your competitors. This compromises both companies legally.
  • Here’s a test: If an action is being considered to gain competitive intelligence, would the company be willing to put up a banner in the office for all employees to see, telling them about this? If not, don’t do it. If questionable activities are employed, it’s likely that they will find out no matter what is done to hide these activities.
  • Here are primary sources for gathering competitive intelligence ethically:
    • Customers;
    • Competitors’ customer service and engineering departments, possibly through 3rd parties;
    • Editors of trade journals;
    • Former employees of competitors;
    • Trade Associations; and
    • Trade shows and conferences.
  • In addition, these are good secondary sources:
    • Google and other search engines – whatever appears through these is publicly available;
    • D&B Hoovers;
    • Web sites;
    • Reverse engineering – without using information obtained unethically;
    • 10Ks and Annual Reports available on the SEC web site.

How Do You Shift from an Operational to a Strategic Focus? Three Points

Situation: A CEO is concerned that her company is too focused on day-to-day operations with much less focus on strategic objectives and initiatives. She estimates that the company is 75% day to day vs. 25% strategic. What is the best way to shift the focus, and over what timeframe? How do you shift from an operational to a strategic focus?

Advice from the CEOs:

  • Look at the current mix between day-to-day and strategic activity, set a timeframe for the shift and set interim objectives.
    • For example, if the current mix is perceived as 75% DTD / 25% Strategic, set monthly objectives to move first to 50% / 50% and eventually 25 DTD / 75% Strategic.
  • While the objective is to move the CEO’s and company’s activity more in the strategic direction, it is necessary to assure that the day-to-day bases are being covered.
    • Select a key member of the team to take on this responsibility and train that individual to assure that the day-to-day operations are covered as the company makes this transition. This will be a bonus for the individual selected and will help to deepen the organizations talent pool.
  • During weekly meetings push the discussion more toward the strategic direction.
    • How can the metrics and operational reports be automated and readily available to team members so that less time is spent on this during weekly meetings? Consider an executive dashboard – developed by the CEO and key staff but maintained and updated by staff.
    • This will help to build confidence that the team is able to monitor the business and should reduce the time spent understanding operations. This will allow the team to focus more on strategic vision and plans.
    • This is also important to the company’s ability to monitor operations in its remote locations as these are set up.

Is Burning the Candle at Both Ends Doing Harm or Creating the Legend? Four Points

Situation: A CEO fills nearly every minute of the day with activity. All are meaningful, and he enjoys the contribution that is made to each. Many activities involve his children and activities important to members of his family. However, because he asks the question there is something that is nagging at him. Is burning the candle at both ends doing harm or creating the legend?

Advice from the CEOs:

  • The priority is a positive, healthy lifestyle. Two answers to the group’s questions are in conflict with this.
    • Four to five hours of sleep at night is not enough to sustain the current level of activity.
    • Medical studies indicate that while some people can get along on 6 hours of sleep per night, most need 7-8. Those who get less than 6 hours on a regular basis are taxing their bodies as well as their psyches
  • What does your family think? Are there messages or hints indicating that too much is being taken on or that there isn’t enough time for them. If so, there may be too much on your plate.
    • The one person who does not seem to fit into the lifestyle described is your spouse. This individual needs attention – on a regular basis, not on a once-per-week evening out. Comments about too much activity are more likely a request for more quality time.
    • Given the importance of this relationship, not just currently but looking out 10-20 years, this indicates a need to reallocate proprieties.
  • Do what makes you happy. Each of us is the only person who can really monitor our activities, so each of us must set the metrics.
  • Create some monitors to assure that you are not over committing and that you are giving sufficient time to rest and your wife. After all, this is a marathon. It makes no sense to burn out in the first mile!

How Do You Shift a Key Employee to Manager? – Pt 2 Three Points

Situation: A CEO wants to promote a key employee from rainmaker to manager. This will not involve a change in expectations or metrics for either the new manager or the employees who will report to her. However, there needs to be more forcefulness and clarity on what needs to be accomplished, both for the new manager and her team. How do you shift a key employee from rainmaker to manager?

Advice from the CEOs:

  • Don’t just measure calls. Measure the outcome from calls. Develop an objective and a metric or set of metrics that they can run to. Link their activity to business results. They will respond because they will be able to impact the firm as well as their careers.
    • Tie individuals’ metrics to the business culture that the management team is creating and create win-win links.
  • What is involved in changing the business focus to new markets?
    • Build a replicable system for servicing a particular channel. Use the lessons from this exercise to build systems for new channels. As the team moves into new channels, tweak the replicable system so that it responds to the specific demands of that channel.
    • For new channels, identify the most important needs of the new customer – from their perspective – and develop a client service model to meet this need. For example, if the goal is to develop an investment service for foundations and endowments, the key variables may be acceptable return with a high degree of safety. Tailor an investment portfolio, as well as a client service strategy to meet the most important needs of this sector.
  • What is involved in creating a smooth hand-off within client relationships?
    • Start bringing in others to whom will be handed off the relationship as early in the client relationship development process as possible. Allow rapport and trust to develop, and prep the client for the expectation that a smooth hand-off is part of the ongoing client relationship.

How Do You Shift a Key Employee to Manager? – Pt 1 Four Points

Situation: A CEO wants to promote a key employee from rainmaker to manager.   • Renegotiate expectations of the two employees who will now report to the new manager. This doesn’t change the team goal, but will give all members of the new team measurable objectives that will enable them to contribute. An example of a measurable and achievable objective may be leads generated for them to close.
  • Don’t just measure activity – measure the outcomes that the team’s activities produce. For the new manager, create a 90-day plan with specific, SMART objectives, as well as a training schedule that will bring her up to speed with the full organization so that she sees how the pieces fit together and has the opportunity to contribute as she sees opportunity.
  • Think about the full process through which the vision will be translated to reality:
    • Vision →
    • Plan →
    • Standards of Performance →
    • Objectives →
    • Evaluate and Monitor
    • With multiple feedback loops between these components
  • The key to business development or sales is relationships. Much of the technical aspect of any sale amount to learning the lingo that is involved with the sale.
    • Look at what members of the team can do to build relationships with potential clients.
    • Support them with technical support and teach them about the technical aspects of the business along the way – for example through lunch seminars.
    • The new manager will act as the closer for relationships that the team nurtures and brings to the firm.

How Do You Strike a Healthy Work/Life Balance? Three Points

Situation: A CEO fills nearly every minute of the day with activities. All these meaningful to him and the company, and he enjoys the contribution that he is making. However, he fears that he is beginning to burn out. Is burning the candle at both ends doing harm or creating the legend? How do you strike a healthy work/life balance?

Advice from the CEOs:

  • We are best at what makes us happy. We are the only individuals who can really monitor our activities, so we must set both our own priorities and the metrics.
  • The priority is a positive, healthy lifestyle. What may be getting in the way?
    • Getting enough sleep. Medical studies indicate that while some people can get along on 6 hours of sleep per night, most need 7-8. Those who get less than 6 hours on a regular basis are taxing their bodies as well as their psyches. Are you are not getting enough sleep to sustain your current level of activity? Is the recovery time from strenuous activity increasing? If so, your body is telling you something!
    • Quality time with significant others. Are you spending enough quality time with your spouse and children? On a regular basis, not on a once-per-week evening out. Is your family receiving the time and attention that they need, or are they sending signals that they need more? Given the importance of these relationships, not just now but looking out 10-20 years, perhaps it is necessary to reallocate proprieties.

How Do You Focus on Doing Things Right? Seven Recommendations

Situation: A CEO is concerned that her company is not as efficient or effective as it could be. Of the key activities where the company is focused, few have any obvious connection to the customer or the customers’ needs. How do you focus on doing things right?

Advice from the CEOs:

  • Create a set of cost graphs to parallel the company’s revenue graphs. If these are put side by side, does it indicate that the company is doing some things that add relatively low value and profit? What happens if resources are shifted away from less valuable activity?
  • Concentrate resources on doing one profitable thing well. Become best in class at this one thing. This may both increase the value of the firm and help to focus future development.
  • Bring in a senior level marketing research person or marketing manager with marketing research experience to determine what the customer wants, how should the company compete, and what current customers may be willing to pay for its software.
  • Strengthen the primary product – it represents 90% of sales. This is where the company has the best understanding of both its customers and the market. Look at what it takes to become enterprise wide with the company’s largest customers. Expand vertical capabilities and build $1 million accounts to $5 million a year.
  • The company already has a diverse group of clients, many of whom are huge.
    • How deep is the company in each of these clients? It may be easier and less expensive from a sales standpoint to go deeper into these clients than to bring on new clients.
    • Look for ways to make current $1 million clients $5 million clients by selling what the company currently sell to more of their divisions and locations.
    • The key to executing this strategy is to listen closely to what clients’ needs are and adjust or customize the offering to better meet their needs.
  • Focus on solutions and reduce the cost of solution implementation. Consider becoming more vertical in one key implementation and become the best at that.
  • Create a relevant framework for the company’s strategy. For what purpose is it necessary to do the right thing? If the purpose is to exit in 2 to 3 years, this yields a very different strategy than if the objective to dominate the company’s market in a 5 to10 year period.

How Do You Stay Focused When It’s Busy? Five Points

Situation: A CEO and his COO find it difficult to focus on core tasks when business is booming and everyone is busy. The company is small but has been very successful. However, the pressure of simultaneously attending to key customer relationships, training new people, and formulating plans is overwhelming. How do you stay focused when it’s busy?

Advice from the CEOs:

  • If the CEO and COO are doing a mix of corporate and project tasks, the first step is to delegate so that top staff focus on strategic areas rather than execution.
    • Over the next week, keep a record of what the CEO and COO are doing. At the end of the week sit down and determine which activities were corporate activities, and which should have been delegated to staff.
    • As an example, training of new personnel should be a key role of someone else. The CEO and COO will be involved, but only tangentially. The bulk of onboarding should be handled by staff.
    • Similarly,restrict sales activity of the CEO and COO to high level discussions and decisions.The rest should be handled by sales staff.
    • What must the CEO and COO be involved in?  Intellectual property development, high level decisions about new service offerings, high level decisions on business expansion opportunities, and occasional oversight of company operations.
  • It is important to focus. The first priority should be the company’s principle revenue stream.
  • The second priority should be new service offerings which are central to efficient delivery of the primary revenue stream.
  • Meet with top staff and develop a five-year vision. The order of priorities that are developed will determine where to focus.
  • In the process of developing priorities, ask the following questions:
    • What do you love and what do you need to love?
    • Analyze the comparative importance and urgency of each activity of the CEO and COO. Which require top level input, and how much? Which are better delegated to staff?

How Do You Plan an Off-Site Meeting? Several Suggestions

Situation: A CEO wants to schedule an off-site planning meeting with her top staff. She has heard about the potential efficacy of off-site meetings and is intrigued by the idea of taking her staff away from the office for a day or two to concentrate on planning. She is curious about typical agendas, time frames, objectives and who should be involved in the meetings. How do you plan an off-site meeting?

Advice from the CEOs:

  • General considerations
    • Set the objective of the meeting in advance. Tell everyone involved the objective so that they are thinking about this prior to the meeting.
    • The staff involved depends on the objective of the meeting. Select participants to fit the need.
    • Include a team building event. One purpose of off-sites is to help the team or teams get to know each other better and improve collaboration.
    • Have an agenda for the meeting and meet without interruptions. Have participants notify key customers or contacts in advance, schedule back-up contacts if necessary, and don’t allow interruptions.
    • Hold the meeting during work hours. Options: one day, local for easy travel and return home; or two days, nice setting, dinner the first day, and late afternoon return home the second day.
    • Do you need a facilitator? This depends on the goal and organizer’s comfort with the topic of focus.
  • Typical Agenda:
    • A speaker or educational component pertinent to the meeting goal.
    • Breakout and group discussions to think through important issues.
    • A team-building event.
    • Some fun – dinner or an evening activity that allows individuals to talk in a relaxed setting.
  • Examples of effective events:
    • Broad agenda – What can we do better?
    • All-hands meeting – prompts contribution by all.
    • Opportunity for CEO to communicate the company vision and involve employees in the planning process for the coming year or period.
