What’s The Role as CEO? Four Pieces of Advice

Situation: A CEO questions whether he is the right person to lead the company. The company has solid revenues and profitability, but growth is lower than expected. How can the CEO improve his situation and solidify his leadership? What’s the role as CEO?

Advice from the CEOs:

  • The primary functions of the CEO are to assure the maintenance of company values, to provide vision, and to monitor resource allocation within the company.
  • Identify your strengths, and the most important areas where you need help. Create an organizational chart not of positions but of strengths that are needed within the company. Compare these positions with your own strengths, and focus your own activities on your strengths. Promote or hire talent to support you in the latter areas.
  • As you hire or promote and delegate, make sure that you are allowing those with new responsibility the latitude to run their areas of responsibility.
  • Should the CEO consider hiring a new CEO or COO? Possibly. If you do, first identify the key leadership traits that we most want to see in a candidate. If you hire a CEO, this individual should have skin in the game. They must be perceived as a leader, and there must be a clean hand-off. Consider hiring a COO. This can be someone willing to take this role with the understanding that your long-term objective is to replace yourself as CEO. A person unwilling to come on as COO and to develop into the CEO may not be the right candidate.

How Do You Develop Leaders? – Five Strategies

Situation: As it has grown, a company has used talent from their home area to seed new locations around the country. As a result, leadership is now short at headquarters. What have others done to fill leadership gaps? How do you develop leaders?

Advice from the CEOs:

  • Develop a formal Leadership Development Program. Identify the top leadership candidates with the company – the top 10%. Identify individual goals of these individuals and determine whether these are consistent with current and emerging company values. Clearly communicate the roles and expectations that you have for future company leaders – both the upsides and the sacrifices that you anticipate that they will have to make. Team the leadership candidates 1/1 with mentors to guide their development.
  • Consider an “internal” Board of Directors for developing leaders. Members are considered advisors to the true Board of Directors, understand company strategy, are coached on company values, and are involved in an advisory capacity in key company decisions.
  • Consider a leadership “boot camp” program to groom potential leaders and weed out those who like the idea of leadership more than the reality.
  • In the case of a very hierarchical company, the following items are involved: time, talent, defining the desired traits for key positions, identifying candidates who appear to possess these traits, assigning leadership roles to these individuals in executing the annual strategic plan – with senior managers mentoring leaders-in-training, and including training and development in individuals’ professional development plans.
  • Investigate employee assessment tools, for example the Myers-Briggs tools.

How Do You Get the Right People on the Bus? Six Points

Situation: A small company is growing nicely and needs more people. However, the CEO is struggling to find the time to properly interview and hire additional people. In addition, he is not comfortable in this role. Hiring the right people will be critical to the future success of the company. How do you get the right people on the bus?

Advice from the CEOs:

  • Particularly if the CEO does not feel that hiring is a strength, hire an outside HR firm or consultant to screen and select candidates for interviews.
  • It is critical to decide, in advance of any search, exactly what the company needs in the individuals that are hired. A good HR consultant can help the company work through this.
  • Structure the agreement with the HR professional so that they are paid based on successful integration of the individual into the company. It may cost more on the back end for this type of agreement, however, it will save the CEO and the company valuable time and money far in excess of what the company will pay for this assurance.
  • Plan to only see the final candidates.
  • What does the company look for in an HR consultant relationship?
    • Generation of a job description and the key traits of the individual that the company seeks. This helps the HR consultant to select the right candidates for the business and situation.
    • Candidate recruitment, screening, and selection of final candidate(s) for company review.
    • The HR consultant will also prep the candidates to succeed in the company’s environment.
    • Assistance in identifying the key objectives and metrics that will be used to assess the success of the individuals hired during the first quarters or year in the company. If the HR consultant’s compensation is structured so that they are paid well for long-term success, it may cost the company more for the successful hires, however the company will only pay for success and will save considerable cash by averting failures.
  • In addition to making sure that the right people are put on the bus, work diligently to assure that they are also in the right seats, and that they change seats as necessary to complement the company’s growth.

What Are Best Practices for Selecting Business Development Staff? Four Thoughts

Situation: A company wants to expand its business development staff. What is your experience, and what has worked best for you in selecting among business development candidates?

Advice from the CEOs:

  • Your first priority is your compensation plan for the new person. There are three basic compensation schemes:
    1. High Base/Low Commission
    2. Medium Base/Medium Commission
    3. Low to No Base/High Commission
  • Choice between these options depends on your own philosophy, as well as common practice within your industry. Compensation is central to candidate selection. The CEOs recommend asking candidates about their own preferences for compensation.
    • If they prefer Option 1, don’t hire them – they either lack experience or confidence.
    • They ideally prefer Option 3 – they can make more money, but cost you little unless they perform.
    • If they prefer Option 2, probe. They may be good but face personal obligations that make it difficult to choose the high risk/high reward option. Ask about past compensation and performance. Verify any claims made during the interview.
  • You want to structure sales compensation so that non-performers leave of their own accord – without costing you dearly in time or money.
  • What are the most important traits to seek in a good B.D. candidate?
    1. Understanding of customer’s requirements as well as purchase behavior.
    2. Understanding of your product or service.
  • How do you find candidates?
    • Use a Head Hunter who knows your industry and competitors.
    • Use written tests to evaluate the individual’s traits.
    • Let the recruiter find and screen prospects and present the top 2-3 to you.
