How Do You Focus Your Team? Six Points

Situation: Several CEOs asked how others have had success improving company performance and is interested in how they focused their teams. How do you focus your team?

Advice from the CEOs:

  • Important tasks for any company are to validate the value proposition, technology, target customer, and the rate of market expansion, and minimize risk and liability. This should be a regular company exercise – not a one-time event.
  • Assuming that a company has goals and people who can align with and achieve them, a company needs a vision – the broader strategic picture of where they are going. Often some of the best ideas come from line staff who are enabled by their company’s culture.
  • It is critical that companies are able to quickly identify problems and have systems in place to drive problem resolution. The minigame technique is very useful in these cases.
  • Companies should have a plan for transitioning employees into new roles as the company grows. The key is clear identification of the individual’s role within the company, and how that role compliments achievement of company objectives.
  • If a company wants to grow sales from, say, $20 to $60 million, it will need a professional sales leader. In addition, growth may require a change in company culture from engineering and development centric to sales centric.
  • A significant challenge is determining how to define corporate success. Much depends upon the questions asked. The Great Game of Business by Jack Stack provides guidelines and tools for assessing options. Anyone starting or growing a business should look at this book.

How Do You Enhance Teamwork and Leadership? Six Suggestions

Situation: A CEO wants to enhance teamwork and improve leadership at all levels within the company. Occasionally there is an attitude of “not my job” in response to a request. Differences in direction from leadership within the company has led to confusion of priorities. A common issue is the need to assure that priorities are aligned and consistently communicated across teams and the organization. How do you keep everybody on the same page? How do you enhance teamwork and leadership?

Advice from the CEOs:

  • Conduct daily and/or weekly meetings to assure that everyone is aligned and on message. This has the additional advantage of bubbling up more ideas from deeper down in the organization.
  • Develop clear action items within these meetings. Confirm at least verbal understanding and agreement on each item.
  • Involve all team members in team meetings. Enforce participation.
  • As facilitator, take charge of the meetings.
    • Reduce long, drawn-out meetings to short, concise meetings.
    • Prep ahead of the meeting – let all participants know that they are expected to come prepared as well.
    • Stay on focus during the meetings.
    • At the end of important discussions, and again at the end of the meeting, summarize action items and responsibilities, and confirm understanding.
  • Other things that help:
    • Reduce the use of buss words during meetings. Speak in language that all understand.
    • Speak in terms of outcomes, not tasks. If the discussion is derailed, refocus on outcomes.
  • This works effectively in meetings with all levels of employees.

How Do You Reduce Interruptions in the Office? Three Points

Situation: A CEO of a small company finds it difficult to focus of company strategy and direction because on continuous interruptions to handle customer and company issues. Frequent phone calls and employees coming in to ask for guidance or to talk about issues make it difficult to focus on plans for the future. How do you reduce interruptions in the office?

Advice from the CEOs:

  • The company has grown to the point that it is time to build a management structure to facilitate decision-making. It’s time to delegate.
    • Identify promising individuals within the company who have the capacity to take on management responsibility. Provide them with the training to assume managerial roles and to handle direct reports.
    • If the talent is lacking in some areas, hire managers to oversee these areas.
  • The phone is the #1 problem – interruptions to deal with customer issues.
    • Hire an assistant to manage incoming calls and to transfer these calls to the appropriate department.
    • Learn to say no. For example, if an opportunity requires the CEO to be off-site to evaluate and estimate a project, that individual could not answer the phone in the office. Similarly, it is necessary to carve out concentrated time for strategic and critical tasks when in the office.
    • Explain to the team the challenge, and the benefits of spending uninterrupted time each day working on strategic direction. These benefits include additional growth and opportunity for both the company and employees.
    • Establish an official time – during regular hours – that the CEO is not available to respond to calls or other immediate needs. During these times, have an assistant direct these requests to the appropriate department or schedule time later in the day to handle an issue.
  • Any executive in a Fortune 500 company plans time for planning and other essential work when they cannot be interrupted. Working without interruptions is essential to efficient, high-quality work.

How Do You Free Up More of Your Time? Four Observations

Situation: The CEO of a successful small software company is snowed under by day to day tasks. She wants to focus more of her time on business and infrastructure development. However, the company’s departments are not strong enough to run without her supervision. How do you free up more of your time?

Advice from the CEOs:

  • The first priority is to develop infrastructure that will allow the CEO to focus on strategic development.
    • To build this the company needs the right people to do the work.
    • Look at the daily task list and develop or hire new managers to oversee day-to-day non-strategic functions.
    • For example, offload payroll and back-end accounting to a bookkeeper.
  • Look at the gaps between where the company is now and where you, as CEO, want to be in terms of your time and responsibilities:
    • In addition to a bookkeeper, hire an experienced executive assistant – to keep you focused as CEO.
    • The company is growing rapidly. It is time to hire a human resources manager.
  • The company’s cash flow projection for the coming year indicates a substantial surplus.
    • Use this surplus to hire infrastructure.
    • In front of key clients, keep the impression that you are available to them; however, this is primarily for client relations. The CEO doesn’t have to do all the work demanded by clients.
    • Use the lawyer / rainmaker model. The rainmaker maintains key client relationships; however, the rainmaker has staff do 90% of the work.
  • The 7 States of Enterprise Growth Model indicates that the company is now in what’s called a Wind Tunnel. The critical activities in a Wind Tunnel are:
    • Letting go of methodologies that no longer work and acquiring new methods that do work, and
    • Hiring and training additional staff.
