What New Business Options Should You Pursue? Five Guidelines

Situation: The CEO of a company observes that the business climate has been uncertain, but she hopes that it will improve soon. This will open up new options for her company. As these start to develop how do you decide what to do and what not to do? What new business options should you pursue?
Advice from the CEOs:
• Talk to your customers. What do they value about your current product or service and what is less valuable? Build on opportunities that customers value. What options are most consistent with the company’s strength and focus?
• Consider a customer survey – either online like Survey Monkey or by telephone. If there isn’t in-house expertise to design and administer a survey, look for knowledgeable outside resources. Assure that the survey questions will drive understanding of the company’s focus and potential.
• Get an expert to review the survey and administration plan. Before launching the survey to your full customer base, test it with a select group of customers. This will tell you whether it will produce usable information. If it doesn’t, revise the survey.
• Which opportunities will build sustainable recurring revenue vs. opportunistic or one-time revenue? Recurring revenue can be lower margin if the income stream is sustainable. Balance efficiency and utilization. For example, fixed fee service contracts that renew consistently.
• Judge opportunities against your “Hedgehog” as defined by Jim Collins in his book Good to Great: What you are passionate about? What you can be best at in your marketplace? What you can measure by a single economic ratio?

How Do You Replace a Key Position? Four Points

Situation: The CEO is moving a key employee from head of engineering to a more customer development focus. To support this, she will have to bring in or promote another employee to fill the position of leader/supervisor/manager of the engineering group. The CEO seeks advice on the best way to approach finding a replacement for this key job. How do you replace a key position?
Advice from the CEOs:
• First, it is necessary to develop a timeline for finding and transitioning the replacement. Realistically, count on 6 months to find a replacement and transition the responsibilities to a new person.
• Keep in mind that anybody you find or promote will be different from the individual who currently occupies the position, and will not handle their new responsibilities the same way as the current individual. Their motivation and their approach to their new responsibilities will be different, at least at the outset, and they will not handle their responsibilities the same way that the current individual does.
• Seek an individual, either currently within the company or an outside hire with strengths that, over time, will add significant value to the organization. Prepare for this by brainstorming and developing a profile of the ideal candidate.
• If you have qualified candidates, the ideal person will come from within the organization. This has the added advantage of demonstrating to other employees that they, also, may become candidates for future positions to grow both their skills and income.

How Do You Improve Morale and Performance in a Professional Services Company? Four Observations

Situation: The CEO of a professional service company says that his employees have been through a lot of stress over the last few years. He wants to improve company morale to boost performance and is interested in how others have done this. How do you improve morale and performance in a professional services company?

Advice from the CEOs:

  • Manage Morale and Employee Feedback – In times of economic change and adjustment, it is important to have a good handle on what employees are thinking about their jobs and the company as a whole. The use of anonymous surveys administered via computer or a neutral 3rd party generally yields more objective and honest feedback than 1-on-1s with the CEO. They offer employees an opportunity to anonymously share their concerns, and to offer constructive feedback on how to boost company performance.
  • NOW is the time to act – whether the economy is positioned for a rebound or another dip. Employees have dealt with a lot over the last few years and may be starting to look at opportunities outside the company. Therefore, it is important, right now, to put programs in place to:
    • Retain high performing employees, and
    • Communicate to employees what the company is doing to position itself for growth so that they see a bright future for both the company and themselves as employees within the company.
  • Professional services are people-to-people businesses. Focus on relationship building to increase market presence. Recognize and reward employees for their efforts to build new relationships with clients. Use these as examples to inspire other employees.
  • Many more women have entered and become an important component of the workforce. Conduct group meetings to compare the experiences of male and female sales people in relationship selling situations. These will differ between purchase decision makers in different markets and situations where one gender vs. the other predominates. Sharing experiences offers the potential to learn from and to support each other as well as to improve performance. Ask employees how these meetings should be conducted and whether they prefer same or mixed gender meetings.

How Do You Minimize Hiring while Launching a New Market? Five Points

Situation: A company is planning to expand operations into a new geography. The CEO wants to avoid hiring a new sales person out of the main office as they make this move because he wants the expansion to fund itself. How do you minimize hiring while launching a new market?

Advice from the CEOs:

  • Start by profiling the ideal customer for the new geography.
    • The definition should include business sector, company size, current capabilities in terms of the service provided by the company, and openness to working with outside service providers.
  • Consider a satellite office or franchise option. The two key employees to staff the office will be an engineer and a principal manager for the office. The principal manager will be the sales person.
  • Target initial clients that meet the profile of the existing business but in the new geography.
  • Use what has been learned over the years in the principal location to build an effective culture in the new location. Select key people for the new location that would fit well into the current location.
  • How can the principal manager network in the new location to attract clients?
    • Clubs
    • Organizations
    • White Papers
    • Advertising and Mass Mailing
    • Author a book or be featured in a chapter of someone else’s book
    • Generate partnerships or affiliations for business development

How Do You Attract Investment to a Small Company? Four Perspectives

Situation: A small company seeks outside investment to support its growth. The company’s industry is dominated by large, well-recognized players. These companies have historically been the company’s customers; however, they have a quarterly mindset, and are increasingly looking to support their own development groups. How do you attract investment to a small company?

Advice from the CEOs:

  • What is the company’s ROI and risk profile?
    • Positive ROI, particularly taking advantage of new distribution channels.
    • ROI turnaround is typically 1-2 years.
    • There are about 50 similar companies in the market.
    • The company possesses intellectual property that makes it appealing.
    • Project maturity is generally considered a risk in the industry – it is not as experienced or mature as other industries.
    • An additional risk is that new developments in online distribution are continually changing the industry environment in unpredictable ways.
  • Investigate and approach companies in other industries with similar structures – dominated by large players but with a healthy presence of smaller companies. Examples include the movie industry and real estate pools.
    • Talk to investors who are familiar with these industries to see whether they would be interested in investing in the company’s projects.
  • There is a good deal of money out there looking to beat the current returns available through the stock market and paper investments. Look for an angel investor.
  • Given the Risk/Reward structure of the industry, approaching professional investors may be the best bet for the company.

How Do You Improve Resource Allocation? Three Suggestions

Situation: A company is so busy with ongoing projects that they are unable to allocate resources to major infrastructure development projects. The CEO wants to know what the company can do to make sure that these projects get the attention that they deserve. How do you improve resource allocation?

Advice from the CEOs:

  • Most of the time, and in most companies, some slack resources exist for at least part of a day. While it may not be the most efficient solution, one CEO divides 2nd tier projects into chunks and assigns work to individuals who have time.
  • Consider hiring an outside contractor who is hired exclusively to work on infrastructure projects.
  • Design a long-term solution:
    • Look at actual downtime over the course of an extended period.
    • Review the opportunities, prioritize them with the most important having the highest priority, and sequence them.
    • As resources have free time, assign them to work on the top priority project available at that time. When this project is completed, queue up the next highest priority project for work.
    • Review the opportunity list on a regular basis and reprioritize based on current conditions.

How Do You Build the Right Organization? Four Observations

Situation: To accommodate future growth, a company has to build its management infrastructure and has developed an organizational chart to guide this process. Should preference  be given to existing personnel who are qualified and have expressed an interest in the new positions or should leadership wait until they identify exceptional outside talent for the new positions? How do you build the right organization?

Advice from the CEOs:

  • Move forward with internal talent that have been identified. The company and management know these people and the “ideal” outsider may also come with “less than ideal” baggage.
  • Create a 90-day plan with specific broad objectives for those who will be offered the open positions. Let them know that the assignments are conditional upon their ability to achieve their objectives during the 90-day period. Provide coaching, and cross-departmental training to give them the best chance to succeed.
  • For one position, there are two individuals who have expressed an interest in the decision. How should the CEO choose between these individuals?
    • Move forward with the individual who is considered the best choice, but offer training and support for the second individual so that there is a ready candidate for new positions that may open, or a natural successor should the position in question open up for any reason.
  • The company has a very flat organization chart. Individual employees work on several projects, with a different manager for each, simultaneously. What is the best way to evaluate individuals in this situation?
    • Use a 360 peer-to-peer and peer-to-boss approach to gather feedback for performance appraisals. There are a number of web-based systems available. This will provide an objective source of feedback to support performance appraisals and reviews.

How Do You Improve Communications and Quality? Five Points

Situation: A company has a good team to support its projects. They work together well and demonstrate good work habits. However, communication between team members, and between certain team members and management is challenging, particularly when performance issues are involved. How do you improve communications and quality?

Advice from the CEOs:

  • What has been tried?
    • Once a month, The CEO plans an outside event for the team, for example a long dinner in a nice location.
    • During the latest event, the team members started opening up to one-another and to the CEO. They were much more open than they are at work.
  • Are the concerns about communication within teams, between teams, or between teams and management?
    • Several team members are relatively new. A few others are long-term and often fail to perform to standards. This group frequently has issues and it takes their foreman’s time to address these. This frustrates the foreman.
  • How should the CEO deal with this situation?
    • The foreman is a long-term employee who reports directly to the CEO. It is the responsibility of the CEO to develop a solution that serves the interests of the company.
    • For example: the company lives and breathes on customer satisfaction. Any worker with a pattern of substandard work negatively impacts both the image and value of the company.
    • Further, distracting the foreman from his primary responsibilities impacts his ability to complete other work demands.
  • Try the following solution:
    • Explain the problem and the negative impact that this has on the company.
    • Establish a policy that workers are responsible for assuring that work meets standards before completing a job.
    • Establish a list of specific standards for work and checklists to assure that the work is complete and meets standards.
    • Establish and publish a policy that if a Foreman or supervisor finds work performed below standard this will result in a warning to the worker. Continued performance of substandard work becomes grounds for termination. Misrepresentation of work quality is grounds for immediate termination.
    • Ask key managers, supervisors and foremen for input on the policy.
    • Once the policy is finalized, post it, provide all employees with a copy of the policy, and make sure that it is openly communicated to them both verbally and in writing.
  • If any worker currently presenting problems persists in this behavior, the company will have established a policy and procedure for disciplinary action and, if necessary, termination.

What Can be Learned from Employee Departures? Five Observations

Situation: A company has recently seen the departure of several younger employees. Reasons given were better offers at other companies. These employees have been replaced by what appears to be better talent. The CEO took these departures personally and is concerned about the impact on the departments of those who departed. What can be learned from employee departures?

Advice from the CEOs:

  • In working with Millennial employees, it may be necessary to lower your expectations in terms of employee loyalty, work ethic and longevity. Millennials have a different perspective. Recognize this and build expectations around it.
  • Be frank with new employees up front. Plan their career progression out 36 to 48 months and let them know that this time will give them great training. If they are interested in the company and career progression beyond this, then the company be open to discussing options with them.
  • Use outside resources to do a 2–3-month post-op on those who left, as well as to help monitor employee attitudes on an ongoing basis.
    • The outside resource can conduct interviews by telephone, on a confidential basis. The objective will be to assess the reasons why the employees left once the emotions of the action have died down. Summary results of the interviews will not identify the past employee. This will prompt them to be frank with their feedback.
    • Similarly, use an outside resource to conduct confidential telephone interviews with random current employees on a periodic basis. Let the employees know that they will be contacted by an outside agency on a random basis, and that their responses will be confidential. The purpose is to gain information on how the company can better address employee needs in the work environment. Only aggregated and summary results will be presented to the company.
    • These actions will help to assess whether the departures were an extraordinary event or an early warning of more systemic challenges within the workforce.
  • The increased salary needs of those who left may be symptomatic of the current economic conditions.
    • Currently, the need of companies to attract talent has increased pressure to raise wages. Along with this and there is increased turnover among employees who believe that they can make more elsewhere. There is little that can be done to run a sensible business while trying to keep up with current salary demands.
    • Most companies who survive successive boom and bust cycles do not respond to wage pressure, knowing that each boom will be followed by a bust.
    • Once the next bust sets in, wage demands will go down until the next boom cycle starts.
  • Should anything to mitigate the impact of employee departure on their departments?
    • Keep ears open for any sign of an ongoing impact.
    • As above, consider an outside resource to check the temperature of the employees.
    • The best mitigation may be a strong integration of the new, energetic R&D employees into the team.

  • In working with Gen Y through Millennial employees, it may be necessary to adjust expectations in terms of employee loyalty, work ethic and longevity. Younger generations have a different perspective. Learn from this and adjust expectations accordingly.

  • The increased salary requests of those who left may be symptomatic of a “boom and bust” economy.
    • When things are heating up, and through an employment peak, there is increased pressure to raise wages, accompanies by increased turnover among employees who believe that they can make more elsewhere.
    • Most companies who are able to survive successive boom and bust cycles do not respond to the wage pressure, knowing that each boom is followed by a bust. Those who inflate their wages to keep up often end up dying during the bust.
