Situation: The CEO of a professional service company says that his employees have been through a lot of stress over the last few years. He wants to improve company morale to boost performance and is interested in how others have done this. How do you improve morale and performance in a professional services company?

Advice from the CEOs:

  • Manage Morale and Employee Feedback – In times of economic change and adjustment, it is important to have a good handle on what employees are thinking about their jobs and the company as a whole. The use of anonymous surveys administered via computer or a neutral 3rd party generally yields more objective and honest feedback than 1-on-1s with the CEO. They offer employees an opportunity to anonymously share their concerns, and to offer constructive feedback on how to boost company performance.
  • NOW is the time to act – whether the economy is positioned for a rebound or another dip. Employees have dealt with a lot over the last few years and may be starting to look at opportunities outside the company. Therefore, it is important, right now, to put programs in place to:
    • Retain high performing employees, and
    • Communicate to employees what the company is doing to position itself for growth so that they see a bright future for both the company and themselves as employees within the company.
  • Professional services are people-to-people businesses. Focus on relationship building to increase market presence. Recognize and reward employees for their efforts to build new relationships with clients. Use these as examples to inspire other employees.
  • Many more women have entered and become an important component of the workforce. Conduct group meetings to compare the experiences of male and female sales people in relationship selling situations. These will differ between purchase decision makers in different markets and situations where one gender vs. the other predominates. Sharing experiences offers the potential to learn from and to support each other as well as to improve performance. Ask employees how these meetings should be conducted and whether they prefer same or mixed gender meetings.

How Do You Improve Communication with a Key Employee? Three Points

Situation: A CEO has a challenge. While a key employee does excellent work and has fresh, new ideas, he can be overly protective of these and how they are implemented. The result is that conversations often become combative. How can the CEO better lay out alternatives and improve these conversations? How do you improve communication with a key employee?

Advice from the CEOs:

  • Have a conversation with the employee about communication and competitiveness.
    • Be honest. Acknowledge your own combativeness during previous conversations. Discuss and develop alternatives to avert this in the future.
    • If future communications take the same turn toward combativeness, be conscious. Admit what’s happening and shift the tone. Keep the conversation civil.
  • When this employee offers an idea, listen and repeat the idea first to confirm that that was said was understood.
    • Ask questions to clarify specifics of the idea prior to offering a different perspective.
    • When offering an alternative, ask for the employee’s thoughts on that perspective and whether this would complement or conflict with his idea.
    • The objective of the conversation is to develop alternatives which will benefit the company and its operation. Keep the focus on this.
  • Take some time and sketch out your own thought process before responding to his proposal. Ask for some time to consider this, if necessary.
    • Repeat his words and objective as you heard it and ask whether you heard correctly.
    • Identify any challenge that may arise implementing his suggestion, and ask whether he sees the same challenge. Could his suggestion be tweaked to avoid this challenge.
    • Present another alternative only after the previous steps, and ask what the employee thinks about this alternative. Work together to design and decide on the appropriate solution. Assure that he receives credit for his idea.

How Are You Staying Positive in This Economy? Seven Thoughts

Situation: The recovery continues to be uneven and uncertain. One company finds that both staff and their families are nervous about how the company will fare and the future of their jobs, and this has created strain. What are you doing to stay balanced and positive – both within your company and also in your personal relationships?

Advice from the CEOs:

  • Transparency and communication. These are critical in both business and personal affairs. You have to be honest, avoiding either pessimism or unwarranted optimism.
  • Share the metrics of where you are – the reality – and projections on your expectations of how things will go. This has been a long bump in the road, but eventually things will get smoother.
  • Involve your staff in difficult decisions. Do the same with family on difficult personal or family decisions.
  • Be frank with family, but keep communicating. Time is more important to family than money – they want you to be there with them. If you’re working long hours in the evening, at least go home and have dinner with your family.
  • Staff adjustments, where necessary, have been done as single events and weren’t drawn out. CEOs have communicated more frequently about the state of business and pipeline. Assure staff that the company is solid. Show them the runway.
  • Those most worried are employees without project work. Some companies focused them on infrastructure projects to keep them engaged.
  • Cross-fertilize your teams. One company brought professional service employees into product engineering. Both groups learned and benefitted from understanding each other’s perspective.

How Do You Tell a Client That They’re Wrong? Five Factors

Situation: A company’s client is furious at the service they received from the company, It turns out upon investigation that the source of the client’s difficulty arose from their own actions, not from anything done by the company or its employees. How do you tell a client that their assumptions are wrong?

Advice from the CEOs:

  • Ask open-ended questions in an attempt to “clarify your understanding” of what happened. You want the client to answer these questions so that they explain the situation to themselves. Always allow them to save face in this process. Some people are better at this technique than others.
  • Try to understand the client’s experience of the problem as opposed to focusing on the problem itself. This may reveal more deep-seated challenges facing the client that are just being expressed through the current situation.
  • Email communications often complicate these conversations. Call or visit to let the client know that you are responding personally to their concern. The best communication is person-to-person through conversation. Let them vent. Peel back the onion through questioning to reveal the core problem.
  • Be honest. Not negative but simply honest. Listen to gain understanding and repeat the facts, as stated by the client, to assure that you properly understand their perspective. If you need to present your own perspective, and it differs from the client’s, do this in a neutral, unemotional tone.
  • Sometimes you will find a win-win in these discussions, and sometimes you won’t.
