How Do You Use Metrics to Focus Your Team? Three Points

Situation: A CEO wants to improve company performance and is interested in how others use metrics to focus their teams. How do you use metrics to focus your team?

Advice from the CEOs:

  • Engage your employees in the development of metrics.
    • The team members are close to the customer and the company’s key vendors. What makes sense to measure? What metrics are tied both to performance and a healthy or supportive but competitive environment? What would create adverse conflicts within the business or with either customers or vendors?
  • Metrics need to be meaningful and applicable.
    • They have to directly pertain to day-to-day, week-to-week and month-to-month objectives and performance.
  • Factor in personal issues.
    • Everyone doesn’t need to have the same metrics – instead formulate metrics that are pertinent to the different roles and individuals within the company.

How Do You Take on Additional Business When You Are Capacity Limited? Seven Suggestions

Situation: A Company has been growing rapidly over the past year. This has strained resources in some departments, including manufacturing. New customer demand just keeps coming in. What can the CEO do to meet customer demand without busting at the seams? How do you take on additional business when you are capacity limited?

Advice from the CEOs:

  • There are three questions to be asked before taking other steps:
    • Is it possible to expand manufacturing by outsourcing?
    • Can the company just hire more people?
    • Is the business that the company is getting good profitable business?
  • First, what a great problem to have – not to belittle the challenge that the company faces.
  • If there is concern about the company’s vulnerability to future downturns and the company is holding off adding staff because of this, look for a filler product that can help the company to smooth business cycles.
  • Farm out constrained work to other departments of the company – for example engineering. Are there independent entities that the company could partner with to add temporary capacity?
  • If there are financial constraints, then look at adjusting the pricing for new business.
  • If there are conflicts between capacity in manufacturing and engineering, consider becoming more of an engineering-focused firm and invest in this area. Look at outsourcing manufacturing capacity.
  • Look for sources of temporary capital to fund the company through the adjustment. Use an existing bank line of credit or a loan to finance short-term capital needs.

How Do You Improve Communication with Your Team? Six Thoughts

Situation: A CEO is concerned that communications with her team regarding tasks, goals and operational objectives are insufficiently clear. Members of her team sometimes express confusion with her directions and what has been assigned to them. What have others done to better communicate with their teams? How do you improve communication with your team?

Advice from the CEOs:

  • Write down what you plan to say and how you will say it before meeting with member(s) of the team. Once direction has been given, ask them to restate the directions or instructions. Ask whether these were clear and whether more detail is needed.
  • Assume that it will take team members 3-4 times the time that it may take you to do the same thing. This will improve over time as they approach your level of skill performing specific tasks.
  • Heartily congratulate achievement – be a cheerleader!
  • If the individual brings up other thoughts that are off point to the planned or immediate objective thank them for the input. Respond – let’s note this separately for the time being and come back to it later once when we address the immediate challenge.
  • Set deadlines for accomplishing objectives and ask where there will be conflicts. Negotiate mutually acceptable adjustments if these are necessary.
  • Communicate the bigger picture. Help them to understand how the assigned task or objective will further company objectives and improve or augment operations or functions. Share the larger vision and their role in achieving it.
