How Do You Define Roles and Responsibilities? Three Options

Situation: A small company is understaffed and finds it difficult to hire in the current environment. Employees struggle to meet both past and new responsibilities. There simply aren’t enough hours in the day to meet objectives. How do you clarify objectives so that the team can meet them? How do you define roles and responsibilities?

Advice from the CEOs:

  • Start by working with employees to create a list of current responsibilities for each employee, along with the estimated time required to fulfill each responsibility.
    • Within this list, classify each responsibility as “Must Do,” “Second Priority,” or “When we have time.”
    • Look at the hours in the day or week. Assess what is possible to do in the hours available, and what is not.
    • Discuss this with the team and ask whether they agree with both the assessment and priority list.
    • Discuss trade-offs and the availability of any resources with the company that may be currently underutilized.
  • Reassess the expectations of clients to determine whether everything that is being done must be done in the timeframe currently promised. This helps to define what is truly urgent and what is not.
  • Another way of stating the process is to:
    • Prioritize and delegate what can be done, or reallocate what can’t be done with current resources.
    • Look for ways to work smarter to get more done in the time and with available resources.
    • If lower priority items still can’t get completed in the available time either drop them or discuss options for accessing additional resources to complete them.

How do You Develop and Retain Talent in a Competitive Market? Six Points

Situation: A company must acquire new engineering talent to sustain its growth. However, there are few local engineers who are experienced in company’s key technologies, and the cost of living in the company’s location makes it difficult to bring in new talent. The CEO is considering developing a remote office where there are experienced engineers that they could attract to the company. How do you develop and retain talent in a competitive market?

Advice from the CEOs:

  • There are a number of issues to consider: location, management of the culture, leadership and potential unintended consequences that must be mitigated.
  • The COVID pandemic has forced companies to adapt to remote employees. Has this been considered as an option?
    • High definition, large screen systems can be set up for $2-3,000 per site.
    • Web cams, projectors, etc. can be set up for several hundreds of dollars per site.
    • Add to this design and analysis tools, with technology for prototyping.
  • Consider where within the organization the remote people will fit?
    • How will the organizational structure impact the integration of design engineering and manufacturing engineering?
    • What policies and procedures are needed to assure that there is no clash?
  • How will leadership be implemented for the remote group?
    • One CEO feels that there must be a sponsor from the home office to assure smooth and consistent transfer of company culture to the remote operation. This may take 1-2 years to achieve.
    • Another CEO hired a qualified individual locally for their remote operation. The important point was that this company has a very tight process and found that they could package this process sufficiently so that the new individual could pick it up quickly.
  • Look at developing a remote office as essentially the same challenge as a mini-acquisition. Like an acquisition, the key resource being gained is new talent. Think through the integration process and trade-offs as though it were a new acquisition.
  • Developing a remote location can be a good solution for advancing the company’s ability to outsource. It will teach the company:
    • How to design using a combination of internal and remote resources,
    • What infrastructure is needed in terms of policies and protocols around designs, and
    • What works from a communications standpoint to assure knowledge transfer between sites.

How Do You Respond to Unrealistic Demands? Six Suggestions

Situation: A tech company is having difficulty with a customer. Given three options – high quality, low cost and rapid delivery – the company can deliver any combination of two, but the customer wants all three. When the company asks which two are most important, the customer responds that they want all three. How do you respond to unrealistic demands?

Advice from the CEOs:

  • The Devil’s Advocate response to this question is to look at your processes. Is it possible to do all three, and if so under what circumstances?
  • Think from the perspective of the customer:
    • What will you need and when?
    • Integrate the customer into the decision process as much as possible.
    • Demonstrate where trade-offs exist, and work through these in binary fashion until you reach agreement on the scope of work, delivery timeline and price.
  • The challenges change depending upon who within the customer company you are working. For example, the engineers understand the challenges and complexity of the product in question. However, the purchasing agents do not necessarily understand the product, its complexity, or how critical it is to their final product.
    • In this case try bargaining with the purchasing agent – if the purchasing agent goes back to the engineers and gets their agreement that your company can change the quality or delivery spec, perhaps you can be flexible in your pricing. Put the ball in the PA’s court – but make sure that the PA knows that he/she will be responsible for any project delays for not giving you the order today
  • Use stories to set expectations – better yet, use stories, combined with metrics about the costs associated with attempting short-cuts to develop authoritative arguments in support of your position.
  • Create a User Guide for your customers – paper and web formats – to sell your story. Sell fear, uncertainty and doubt; for example, if the PA wants to go another route here are the potential costs in terms of time, market share and profits lost.
  • In particularly difficult negotiations, use the real estate mantra: Some Will, Some Won’t, So What, Who’s Next?

How Do You Evaluate Tradeoffs Between Strategic Options? Six Suggestions

Situation:  A company’s primary objectives are to hone their business model and establish their first satellite office as a model for future expansion. An opportunity has arisen from a trusted source that could rapidly expand both business and opening of satellite offices by providing service to a single national client. How do you evaluate the tradeoffs between these options?

Advice from the CEOs:

  • What is the impact of this new option on client diversity? One of Porter’s fundamentals of strategy is to not have too much of your business dependent on any one customer.
  • What is the impact of this opportunity on your personnel, time and resources?
  • Are there areas in which this opportunity will save time and resources, for example by consolidating some back-office functions like billing and accounting?
  • If this opportunity will take an inordinate amount of time and focus, consider starting a new entity to take advantage of this opportunity.
  • Use a decision-making grid to evaluate the new opportunity versus your present strategy:
    • Identify the most important factors of both your current strategy and the new opportunity.
    • Weight the importance of each factor as a percent of with the total adding up to 100%.
    • Rank each opportunity against each factor.
    • Multiply the factor ranking times the weight for each ranking.
    • Sum the weighted rankings.
    • See whether the summed rankings support of contradict your gut feeling, and further analyze depending on the result.
  • Once you have identified the risks in this proposition, determine contract provisions that will reduce risks to acceptable levels. If the potential client is unwilling to yield enough of these points in the contracting stage to acceptably mitigate your risks, then walk away from the deal.
  • Don’t risk your entire company for one opportunity. Financial rewards are only a scorecard.
